Microsoft CEO calls job cuts in the midst of big profits the 'enigma of success' in internal memo
Microsoft CEO Satya Nadella sent a note to employees on Thursday trying to explain why the company has cut thousands of jobs while generating huge profits and spending billions on AI.
"This is the enigma of success in an industry that has no franchise value," Nadella wrote. "Progress isn't linear. It's dynamic, sometimes dissonant, and always demanding. But it's also a new opportunity for us to shape, lead through, and have greater impact than ever before."
Microsoft this year has said it would shed about 15,000 employees and cut nearly 2,000 additional staff deemed underperformers.

Meanwhile, the company's net income has totaled roughly $75 billion over the latest three fiscal quarters. Microsoft is also spending $80 billion on AI infrastructure investments. The stock is up 21% this year, and hit a record earlier in July.
Nadella acknowledged what he called the "uncertainty and seeming incongruence of the times we're in."
"By every objective measure, Microsoft is thriving—our market performance, strategic positioning, and growth all point up and to the right," Nadella wrote. "We're investing more in CapEx than ever before. Our overall headcount is relatively unchanged, and some of the talent and expertise in our industry and at Microsoft is being recognized and rewarded at levels never seen before. And yet, at the same time, we've undergone layoffs."
Nadella penned a similar note in 2023. That year, Microsoft announced its first massive layoff of the post-pandemic era and also paused raises. At the time, some employees blasted the CEO for praising the company's successes without acknowledging those tough moves.
This time, the CEO took a more balanced approach.

As we begin a new fiscal year, I've been reflecting on the road we've traveled together and the path ahead.

The success we want to achieve will be defined by our ability to go through this difficult process of "unlearning" and "learning." It requires us to meet changing customer needs, by continuing to maintain and scale our current business, while also creating new categories with new business models and a new production function. This is inherently hard, and few companies can do both.
But I have full confidence that we can, and we will once again find the resolve, courage, and clarity to deliver on our mission in this new paradigm.
With that context, I want to re-ground ourselves in our why, what, and how: our mission, our priorities, and our culture.
Our why: mission
What does achieving our mission look like and feel like for us as a company? When Microsoft is succeeding, the world around us must succeed too. This is why each of us chose to be here, and as a company it's how we earn our social permission to operate. When Bill founded Microsoft, he envisioned not just a software company, but a software factory, unconstrained by any single product or category. That idea has guided us for decades. But today, it's no longer enough.
We must reimagine our mission for a new era. What does empowerment look like in the era of AI? It's not just about building tools for specific roles or tasks. It's about building tools that empower everyone to create their own tools. That's the shift we are driving—from a software factory to an intelligence engine empowering every person and organization to build whatever they need to achieve.
Just imagine if all 8 billion people could summon a researcher, an analyst, or a coding agent at their fingertips, not just to get information but use their expertise to get things done that benefit them. And consider how organizations, empowered with AI, could unlock entirely new levels of agility and innovation by transforming decision-making, streamlining operations, and enabling every team to achieve more together than ever before.

Our what: priorities
To deliver on our mission, we need to stay focused on our three business priorities: security, quality, and AI transformation.
We are doubling down on the fundamentals while continuing to define new frontiers in AI.
Security and quality are non-negotiable. Our infrastructure and services are mission critical for the world, and without them we don't have permission to move forward.
We've made substantial progress across SFI, QEI, and Engineering Thrive this year, and they remain top priorities to ensure that we continuously improve our innovation velocity and our operational metrics.
We will reimagine every layer of the tech stack for AI—infrastructure, to the app platform, to apps and agents. The key is to get the platform primitives right for these new workloads and for the next order of magnitude of scale. Our differentiation will come from how we bring these layers together to deliver end-to-end experiences and products, with the core ethos of a platform company that fosters ecosystem opportunity broadly. Getting both the product and platform right for the AI wave is our North Star!
Our performance this past year has positioned us well. And we must move forward with the intentionality and intensity that these industry shifts demand.
Our how: culture
Growth mindset has served us well over the last decade—the everyday practice of being a learn-it-all, not a know-it-all. It has reshaped our culture and helped us lead with greater humility and empathy. We need to keep that.
It starts with each of us as individuals and our personal drive to learn, improve, and get better every day. Professional rewards, growth, and pride in our craft will always be the prime drivers. Beyond that, we each have the opportunity to connect our personal passion and philosophy of how we derive meaning from the work we do with Microsoft's mission to empower the world. This platform shift is reshaping not only the products we build and the business models we operate under, but also how we are structured and how we work together every day. Why 2025 might be a good year to buy a home after all
Redfin found that home prices fell in 14 of the 50 largest US metros during the final week of July. The price dips are a result of higher mortgage rates, which have cooled buyer demand. With fewer buyers, sellers are offering more perks to those still in the market for a home. It's been a tough market for homebuyers in recent years, but things are finally looking up. Oakland, California, saw the largest year-over-year decline at 6.8%, followed by West Palm Beach, Jacksonville, Austin, and Houston at 4.9%, 3.1%, 2.9%, and 2.8%, respectively. Nationally, the median home price increased by 2% year-over-year in July — but it's still down from the 5% to 6% gains seen in late 2024 and early 2025. By year's end, Redfin economists expect a 1% annual decline in the national median price. "Home prices are starting to dip because high mortgage rates have pushed many buyers out of the market, weakening demand," Redfin chief economist Daryl Fairweather told Business Insider. After years of buyer demand outpacing housing supply, the dynamic has flipped in some cities. According to Redfin, many areas now have more homes for sale than buyers. As a result, properties are sitting on the market longer, and many sellers and homebuilders are finding it more difficult to close deals. Those who can still afford to buy are benefiting, as motivated sellers are cutting asking prices and, in many cases, offering incentives or concessions to help buyers reach the finish line. "With fewer buyers in the market, some sellers are more willing to negotiate on price and terms — but others are choosing to delist rather than sell for less. That dynamic is giving buyers a bit more leverage, but it's also keeping inventory tight," Fairweather said. An April report from Redfin shows that home sellers offered concessions in 44.4% of home sales in the first three months of 2025 — a near record high. Concessions can look like a home seller covering repair costs, helping a buyer with down payment or closing expenses, or giving them money to offset higher mortgage rates. Anna Lagos, a San Antonio real estate agent with Our Texas Real Estate, told Business Insider that buyers in her market definitely have more bargaining power. "It's become much harder for homeowners to sell their existing properties," Lagos said, adding that she's seen some sellers offer as much as $10,000 to buy down a buyer's mortgage rate. Lagos said that home builders are feeling the pressure, too. "I'm seeing a lot of price reductions," she said. "One of my clients needed to move right away. The homebuilder offered to start construction as soon as possible and cut the asking price by about $30,000 to $40,000." Vibe coding is the future — just don't trust it (yet)
In late June, the CEO of a tech startup halted all software development at the company. He wanted to ensure every team member who worked with code was up to speed on the latest trend: vibe coding. "You start to realize, wow, these things could move way faster," Rowan Trollope, the CEO of Redis, a software company, told Business Insider. He immediately approved the use of all AI-assisted coding tools. Then the company launched a weeklong hackathon that challenged teams of employees to "use all the latest and greatest AI technologies to do something cool," Trollope said. Companies have found, however, that despite the excitement — and the millions in funding pouring into vibe coding companies — the technology is still limited. So, many CEOs are developing new policies and tools to maximize the benefits of vibe coding while mitigating the pitfalls. Vibe coding is when developers (or anyone, really) prompt AI to generate code. In a survey of hundreds of engineers in May, Jellyfish, a software intelligence platform, found that 90% of them had integrated AI into their work, up from 61% just a year ago. Vibe coding is now a marketable skill in Silicon Valley. Companies from Visa to Reddit to DoorDash are posting jobs that require vibe coding experience or familiarity with AI coding tools. Meta now allows job candidates to use an AI assistant in their coding interviews. The term was coined by OpenAI cofounder Andrej Karpathy in February. "There's a new kind of coding I call 'vibe coding,' where you fully give in to the vibes, embrace exponentials, and forget that the code even exists," Karpathy wrote in a post on X. "I just see stuff, say stuff, run stuff, and copy-paste stuff, and it mostly works." Limits to the technology remain, however. Though vibe coding promises quick productivity gains and allows people with little coding experience to create software, tech executives say AI is still prone to mistakes, often writes unnecessarily long code, or lacks the proper architecture. So Trollope and other tech CEOs have had to introduce parameters for its use. Trollope said vibe coding is best for building proof of concepts, writing tests, and validating existing code, but not necessarily developing any of the company's core software. "It's still not in a place yet where we would trust it with our core technology," he said. While still limited, this new, more freewheeling approach has gained momentum in part thanks to the money flowing into vibe coding platforms. Last month, Anysphere, the company behind Cursor, an AI-assisted code editor, announced a $900 million Series C fundraise at a $9.9 billion valuation. Wix, a web-development platform, announced that it had acquired the vibe coding platform Base44 for $80 million. Replit, a code editor, saw revenue grow fivefold in September after it released Agent, a coding assistant that works with natural language prompts. By June, the company landed a new $250 million funding round that brought its valuation to $3 billion, according to Forbes. Swedish vibe coding startup Lovable, one of Europe's fastest-growing startups, raised $200 million in Series A funding in July at a $1.8 billion valuation, according to PitchBook. The funding frenzy pushed AirTable, a database development platform, to relaunch last month as a fully AI-native platform. As part of the overhaul, the company created an app-building assistant called Omni for vibe coders. It allows developers to "conversationally vibe generate the app they want, but understand what's been generated all the way down to the data and logic layer as well," AirTable said in a blog post announcing the overhaul. "There's still a question of: Is that an AI tourist attraction? Is it going to be durable? Is it going to be high churn?" AirTable CEO Howie Liu told Business Insider. But "all these people are coming in and pulling out their credit cards to try it out." For AirTable, "not fully reinventing ourselves is kind of like a guaranteed path to obsolescence," Liu said. With the launch of Omni, Liu also saw an opportunity to correct some of the problems that come with vibe coding. With vibe coding, "you're not really inspecting the code, you're not really thinking about the technical architecture, you're just telling it what you want it to build and kind of like clicking the 'I'm feeling lucky button,'" Liu said. "The magical thing is like the AI has gotten good enough that it seemingly just works some of the time." But even apps that "seemingly work" can be riddled with errors and security vulnerabilities at their deeper, infrastructure layers. In a perfect world, developers could leverage artificial general intelligence to code apps given the breadth of information that developers need to reason through, Liu said. Until then, developers need a "two-way feedback loop between the agent that is building the code, or building the app, and the user, the human, who's guiding it and saying, 'here's what I actually want you to build.'" At Redis, humans are convening internal groups to share best prompting practices to improve their part of the equation, Trollope said. "I think people do go on a journey where you start very small and you very quickly realize the prompts can get longer and longer and more and more complicated," he said.

But some investors may be concerned that Microsoft is running up too far too fast, setting the stage for a pullback due to valuation concerns. Here's why Microsoft's valuation is pretty much the only thing holding it back from being a screaming buy, and why the company can grow into its valuation over time. Microsoft and the effectiveness of consistent compounding Microsoft is a textbook example of the power of compounding solid growth over an extended period. Over the last decade, cloud and artificial intelligence (AI) have been the two biggest drivers of Microsoft's sales and earnings growth. An honorable mention is the vertical integration of Microsoft's gaming business (under its More Personal Computing segment) through Xbox, content services, and the acquisition of Activision Blizzard. Over the last decade, Microsoft's revenue more than tripled, and its net income is up more than sixfold. The company generated more net income in fiscal 2025 than revenue in fiscal 2017 -- illustrating the impact of high-margin growth on Microsoft's bottom line. Microsoft has been consistently growing revenue, but net income is growing even faster. In fiscal 2025, Microsoft raked in around $0.36 of every dollar in revenue into bottom-line profit. That's profit net of all expenses -- including taxes. That's an incredible achievement, especially considering how much Microsoft's expenses have gone up in recent years. Microsoft is relatively expensive Microsoft's rapid growth in the second half of the 2010s was driven by Azure and the widespread adoption of cloud computing. But everything has been clicking for Microsoft over the last three years. The company grew revenue by roughly 15% in fiscal 2023, 2024, and now 2025 -- surpassing $100 billion net income for a fiscal year for the first time in company history. Microsoft's stock price responded to these impeccable results by compounding several-fold. And for a while, the valuation was arguably too cheap to ignore. But now, Microsoft is being valued for what it has become, which is an ultra-high-margin, diversified business growing revenue in the mid-teens rather than the high single digits or low teens of years past. This valuation expansion has pushed Microsoft's price-to-earnings (P/E) ratio close to 40 -- whereas its 10-year median P/E is 33.1. Growing into its valuation Microsoft has never been a better company, but it has also become a much more expensive stock. Over time, Microsoft has justified its high valuation by consistently growing revenue and earnings. And now more than ever there's reason to believe that can continue. Anything can happen in the stock market in the short term. But when it comes to long-term investing, buying ultra-high-quality companies at premium prices is usually worth it. As an example, if Microsoft keeps growing earnings at 15% per year, earnings will double in five years. If the stock price did nothing over that period, the P/E would be cut in half, down to around 20. If the stock price gained another 50%, the P/E would fall to 30 -- a discount to Microsoft's historical average. Justifying a premium price Microsoft won't look expensive if it keeps up this pace of earnings growth. The power of compound returns is why the market is willing to pay a high price for Microsoft today. As an individual investor, you have the luxury of choosing whether to agree with a prevailing sentiment. Right now, the sentiment is optimistic on Microsoft. So to buy the stock requires a long-term time horizon and the conviction that the optimism is grounded in logic rather than greed.
