The question isn't where people work—it's how they work best. The companies willing to move past the binary argument of office versus remote and instead focus on outcomes are the ones shaping the future of work. Getting there starts with listening. It takes data, curiosity and a commitment to designing a workplace that balances flexibility with connection, because both matter. People want freedom over how they work. They also want to feel part of something bigger. Simple? Maybe. Easy? Definitely not. In today's world, multiple things can be true at once. What I know for sure is that the future of work won't be won by picking a side. It'll be built by leaders willing to design something better. Here are some things we're getting right—and wrong—about where work happens. The remote-versus-office debate is keeping us from designing something better. If you only read the headlines, you'd think return-to-office is a battle: executives demanding control on one side, employees demanding flexibility on the other. But framing it as a fight misses the bigger opportunity. Most leaders and employees want the same thing: strong results, meaningful work and a workplace that doesn't burn people out. For executives, that means alignment and bold innovation. For employees, it means trust, flexibility and fewer barriers to doing great work. The challenge isn't choosing a side—it's designing a system that brings the best of both worlds together. That system won't look the same everywhere, and that's exactly the point. Data tells us there's no one-size-fits-all approach to connection. More than one-third (35%) of hybrid and remote workers say that socializing with coworkers is what they miss most, according to a SurveyMonkey study. At the same time, Gallup reports that one in five employees felt lonely a lot. But loneliness isn't always about being alone. Harvard Business Review found that remote work can actually deepen relationships by giving coworkers a window into each other's real lives in a way the office never did. We've all been on video calls where a coworker's pet jumps up on the desk or someone's kid pops up with a question. These unfiltered moments help people see one another more clearly. Many employees also report that remote work helps improve productivity and enhances their quality of life. This is especially true for working parents, people with disabilities and employees from historically marginalized groups. The key for leaders is recognizing that connection looks different for everyone—and that means putting real thought (and real systems) in place to support it. Maybe it's creating intentional moments for teams to come together in person. Maybe it's designing better rituals for distributed teams to stay close. Either way, connection doesn't happen by accident. It never has. There's a hidden cost to fully remote work. One of the less visible costs of remote work is the decline in what is called osmosis learning. This gap is most pronounced for Gen-Z and early-career employees who have never worked in an office. They miss the casual hallway conversations, in-between meeting banter, elevator chit-chat and nonverbal cues that typically help people decode company culture. These employees also miss more spontaneous learning opportunities. Some of the most valuable learning moments in my career happened when I was pulled into a client meeting I had no business being in. I wasn't much more than a seat filler in most of those meetings but listening to what transpired and how my bosses interacted with clients was invaluable. These impromptu moments are key to career development. They provide insights that help shape professional growth and are hard to replicate in a fully remote setting. The good news is that with intentionality and creativity, leaders can bring these valuable learning opportunities into hybrid or remote environments. With some creativity, leaders can design learning opportunities through mentorship programs, shadowing or open-invite problem-solving. A smarter approach to hybrid work is possible. The best hybrid work models don't force an 'either/or' choice. They build toward 'both/and,' finding ways to strike a balance between remote flexibility and in-person connection. Having experimented with different ways to make hybrid work for our diverse team at SurveyMonkey, here's how to preserve the benefits of both environments through small but strategic changes: • Employees who live near an office hub work in-office one day per week, or more if needed. This allows for meaningful in-person connections without creating unnecessary pressure. • Employees who are fully remote and live further away from a hub participate in offsites—work-related events outside of the in-person office environment—to stay connected to the team and company culture, even at a distance. • 'Collisions'—like strategy circles—offer structured, inclusive spaces for remote and in-office employees to connect individual work to the company's priorities. • Small, thoughtful changes like no-meeting Fridays and :05 start times help ease remote meeting fatigue and protect space for deep, uninterrupted work. These adjustments, large and small, send a clear message: Employee well-being and productivity matter more than rigid policies about when and where work happens. When we listen first, we can design thoughtfully. It's tempting to assume we know what's best for our teams, but the most effective policies aren't based on gut instincts—they're grounded in insight. By listening to employees, we gain the insights needed to make informed decisions. That doesn't mean one survey and done. It means building real feedback loops—so we can keep adapting as needs evolve. The companies that succeed won't be the ones with the strictest rules. They'll be the ones with the clearest signals: we trust you, we care about outcomes and we're listening.
