Citi del Sol: How the party ended for Wall Street bank's Málaga experiment

In 2022, as junior investment bankers complained of burnout from a record-breaking dealmaking boom, Citigroup had a solution for bringing in and retaining new talent: a better work life balance working in Spain's Costa del Sol.
The US bank hired 27 analysts to work from a newly opened office in Málaga — a city favoured by tourists and Spaniards alike for its cocktail of sun, sea, restaurants and bars — promising eight-hour days and free weekends.
Citi's rivals labelled it a publicity stunt that would do little to change the culture on Wall Street. But Manolo Falcó, then the bank's global co-head of investment banking, insisted 'this is not a gimmick'.
Less than three years later, the office is closed and most staff moved to London. A handful of employees have been let go as the sun sets on an initiative designed to break from the traditional working conditions faced by the junior analysts who do much of the grunt work in investment banking. Former employees who worked in Citi's Málaga office, as well as those involved in the project, say the reality differed to the bank's pitch, with many working long hours in the hopes of earning coveted roles in cities such as London and Paris.
'That flexibility that was marketed as the core of the offering there wasn't really respected,' said one former employee based in Málaga. 'If you want to succeed and be moved to London you couldn't do that without doing the same working hours as people there.'
The project was conceived by a trio of Citi executives: Nacho Gutiérrez-Orrantia, who was then Citi's Emea head of investment banking and capital markets; María Díaz del Río, chief of staff for that business; and Falcó.
The team looked across different countries, including Portugal, Poland and the Czech Republic, but landed on Spain — encouraged by the mayor of Málaga's business friendly approach.
Each of the analysts hired from pool of more than 3,000 applicants was allocated to one of the industry teams in London. If they performed well at the end of a two-year period, Málaga could be a springboard to a job in the City. The process was largely managed by del Río, who helped assign the junior bankers to different teams, and a senior manager was on the ground to manage shifts so that analysts did not work long hours.
But former employees say the promise of a job in London, where they could be at the heart of the action, made them feel they had to work longer hours in order to stand out from their peers.
'A lot of the employees in Málaga were miserable,' said one person familiar with the initiative. 'There were lots of promises but little progression.'
Citi said that its 'emphasis on fostering colleague mobility efforts and integrating our hubs' was 'evident in the successful applications by many of our colleagues from Málaga for positions in our London and Paris hubs'. The bank has not specified how many of the Málaga employees were moved to other locations.
Junior analysts in Spain say they had more flexibility, but for those who wanted to move on it was a case of working the same hours as their London counterparts while earning half the salary. Read More How much do weddings cost? This one in Las Vegas is just $15
Citi analysts in Málaga said they were offered a starting salary of $55,000 while peers in major financial centres such as London and New York make upwards of $100,000.
'It's very subjective on what work you were doing,' said one employee. 'The more you were willing to commit to the cause, the more projects you got.' Banks have been grappling with how to attract and retain talent, particularly during the dealmaking boom that followed the pandemic slump when junior employees complained of burnout and 100-hour work weeks.
Junior bankers at Goldman Sachs described 'inhumane conditions' in a presentation deck that triggered a flurry of new initiatives, some of which included at least one weekend day off work or a limit to the amount of hours employees could log.
But a better work-life balance among junior employees stands at odds with the demands of investment banking where hours logged and hard work are often the currency to earning a promotion.
One Citi employee in Málaga who moved to London called the culture inside the office 'truly special' because it had brought together young people from different nationalities who were eager to do well.

But the downside of a new initiative staffed with eager 20-somethings — launched shortly before chief executive Jane Fraser kicked off a huge restructuring of the bank — was a lack of oversight from distracted Citi managers. Read More Scottish energy company 'not something we are able to do'
Del Río's departure as part of the restructuring in 2024 meant there was no one to oversee the group and employees in Málaga felt forgotten about. 'It had its cons, not having your seniors there,' a former employee said.
When the office first opened in the summer of 2022, there was an office manager overseeing the analyst class who stayed for almost a year, they said. Afterwards, there was a revolving door of senior people who came in and out of the office and there was a long stretch where there was no senior presence at all.
'We had a six-month span where we were completely forgotten,' said the former employee.
'When there was no manager it was pure anarchy, there were people that you wouldn't see for months, the morale was so low,' they added. There was poor attendance in the office as it became increasingly clear that Citi was likely to close it down and some employees who left for other jobs were not replaced.
Citi said in a statement last week that the decision to close down the office was part of its strategy to 'simplify the firm and make improvements to how we operate'.
Those involved say the Málaga office was a casualty of Project Bora Bora, the internal code name used for Citi's major restructuring. With del Río no longer at the bank and both Falcó and Gutiérrez-Orrantia in different roles, there was no one to support the cause.
'People lost focus because of [the restructuring] and without that force pushing it forward, who is backing this?' said another person involved with the programme. 'The concept was good, it was poor execution.'
For many of the analysts based in Málaga, the sunshine coast was a stop-gap to a better job in London. But for those who were hoping investment banking could offer something different, Citi's proposition only put a plaster on a major issue.
One of the employees said: 'They sold us the dream but the reality was much more different'.

Following an overhaul of Citi's wealth strategy, the marketing efforts to elevate and grow the business have gotten a refresh, too. Under Chief Marketing and Content Officer Alex Craddock, who joined Citi just over a year ago, the bank has restructured its marketing department to better support its broader vision, and hired for several new marketing roles, including a head of wealth marketing, a head of banking and markets marketing, a head of sponsorships and partnerships, and a head of marketing innovation, he said. New York-based Citi has doubled down on growth in its wealth segment, which had struggled in the past but has become a key piece to improving the bank's business mix by adding more fee-based revenue. Andy Sieg joined Citi in 2023 as head of wealth, and the lender has leaned into improving productivity and taking advantage of its global footprint to expand the business. Craddock pointed to wealth as an area ripe for opportunity when it comes to reinvigorating the bank's brand. With its marketing efforts, Citi aims to think about its brand more holistically and make sure business marketing is aligned with the broader brand strategy, Craddock told Banking Dive last week. Content also falls under Craddock's purview, and the approach there has changed, too. 'We're not just producing content and putting out a 50-page white paper,' he said. 'We're really thinking a lot more strategically' about content format, distribution, and ensuring content creators are working closely with Citi's business units, 'to ensure that we're stitching together the macro thought leadership with very specific content for businesses on how you can act on that thought leadership,' he said. ALEX CRADDOCK: We unified a fragmented marketing team: Business marketing was embedded in the businesses, enterprise marketing was centralized, and we needed to bring everybody together under me and my new role. We set the vision early on. The vision we aligned around is accelerating Citi's growth by winning the hearts and minds of existing and prospective clients through a distinct, Citi-branded client experience. That came about through a group exercise that we did to narrow down, what is it that we want to set as our North Star for the new team? So much of marketing is an experience. It's not one touch point. It's how you screw together different touch points, and, importantly, how you string those touch points together as a complement to what other partners in the business are doing, like sales, customer service or people in branches. We needed to think about that experience holistically. With Andy Sieg coming in, laying out an exciting vision and an impressive business strategy for wealth, it was evident that if we were going to support that, we needed to unify our wealth marketing under one leader. So we now have a new head of wealth marketing who started recently, Patty Sachs. We see opportunities to reenergize the brand, and wealth is a great example. We recognized, as we were bringing all the individual parts of the wealth business together, we needed to develop a new proposition and a new brand platform to launch that proposition to market. So we reposition wealth in the minds of our clients and ensure that it meets the business that we are today, and not some perception of who we were in the past. We did a lot of work when I came in through last year, to really understand our clients' needs, understand our landscape and identify a client audience that is the right kind for Citi to go after, and build a proposition and a platform to reach them. What we've called the world's change-makers. When you look at what exists today, a lot of wealth is around wealth preservation or a focus on retirement. The world change-maker audience is focused on wealth creation, and often multigenerational wealth creation. They're often international in the way they live their lives, but also in business. Given our unique global footprint – 180 markets around the world – we are probably best-suited to serve a client of that type. It's thinking about marketing as much more of a strategic business driver and growth accelerator than it has been in the past, which was very much about events and loyalty to existing clients. That's a really important pillar, but I think there were many pillars around that that we weren't activating. We didn't do an awful lot in paid media, our email marketing probably wasn't as sophisticated, or we weren't thinking about cross-sell. That's where a much more data-driven approach to marketing is important. We've identified wealth as a business but also a subbrand – that's a big difference. Before, wealth was fragmented: there was Citi Private Bank, we had Citigold and Citigold Private Client, and we had Citi Global Wealth at Work. But we never really thought about the three together. We never thought about that continuum of wealth and how we can align our wealth businesses around this new target audience we've identified. Also, making sure that through the marketing, we're telling the story. The great work that's been done to redesign our wealth business, redesign our product and solution offering – that's a story that needs to be told to existing clients, but also prospective clients, so we're positioning wealth the right way relative to our peer set around the world. We're focused on three key priorities. One is around content creation, and how we can start to accelerate creation of written and visual content. The other is around personalization: how can we use AI to personalize content, whether that's for specific client segments, or how we personalize, for example, our credit card marketing real-time? That can be accelerated with [artificial intelligence]. The third is around validation. We are producing a vast amount of content across the firm. It's hard for humans to make sure it is all on-brand. We can use AI to do that validation and make recommendations as to how we might want to augment certain aspects of our content to make sure that it is consistent with brand guidelines. The other part we're exploring is compliance approvals: how do we accelerate the speed at which we are getting compliance approval for content, by using AI to do a lot of that heavy lifting for us? As a firm, we've invested a lot in AI platforms, large language models. We have some desktop tools that we're using that are helping us draft content, summarize content. What we are exploring in marketing is, how can we build agents on top of large language models to help us do some of those jobs? We're building the expertise and knowledge in-house, but we're complementing that with third-party AI solutions where it makes sense, because they bring something distinctive that we couldn't build ourselves, or it would take too long to build. I keep encouraging the team to think about our AI in marketing as human-plus-AI is always going to be greater in the future than just a human or just AI. That helps eliminate some of the fear that inherently gets driven by AI, but also excites people around the opportunity. Should You Buy Citigroup While It's Below $76?

Citigroup is one of the largest banks in the world. The company ran into serious trouble during the Great Recession. You can do better than Citigroup's 3% yield. 10 stocks we like better than Citigroup › Citigroup (NYSE: C) is one of the best-known banks in the United States and probably the world. But it doesn't have the best history when it comes to dealing with adversity, given its less-than-impressive performance during the Great Recession. Even though it is a much different company today than it was back then, investors can probably do better. Here's why and how. Citigroup is a bank, providing basic financial services to consumers and businesses. This is the core of its business. However, it also operates in the investment banking, wealth management, and markets spaces. The business is not significantly different from any of its largest peers, though it is important to note that Citigroup is more than just a simple bank. That said, it is just as important to take a little historical journey with Citigroup. That's because it allowed itself to get caught up in the housing market meltdown that happened during the Great Recession. It was forced to take a government bailout, and it cut its dividend. Neither the share price nor the dividend are back to the levels seen prior to the Great Recession. So nearly 15 years after the event, shareholders are still deeply underwater. To be fair, Citigroup is not the same company it was back then. It is more financially secure and is being operated more prudently. And yet the stock price has bumped repeatedly up against the $76 or so price level over the past decade only to fall back lower. With the stock price back up near that level, should investors buy on the hope that it will break through what appears to be an emotionally-driven price cap? The first concern that investors should probably have right now is related to the U.S. economy. There are legitimate worries that current tariff and tax policies could lead to a period of weakness. If that includes a recession, Citigroup stock will probably head lower again. That said, it seems unlikely that a recession will have the same impact on the business as did the Great Recession. So this risk is legitimate, but probably not something that should stop you from buying Citigroup in and of itself. That's where another important factor comes up -- the dividend. Citigroup currently offers a yield of around 3%. The average bank is yielding around 2.7%. That's a clear yield advantage, but you can actually do better if you buy Toronto-Dominion Bank (NYSE: TD) and its 4.4% yield. Given that one of the key reasons to buy Citigroup is the dividend, this is an important comparison to consider. One big difference between these two equally large North American banks is that TD Bank, as it is more commonly known, didn't cut its dividend during the Great Recession. That's because Canadian banks like TD Bank face more rigid regulations in their home market and, thus, tend to operate with more conservative business models. And that is an important fact to consider today because TD Bank is suffering through a self-imposed wound. TD bank's U.S. business was used to launder money. It paid a large fine, is working to upgrade its internal controls, and is under an asset cap until regulators are happy with the new controls. Its core Canadian business is unaffected by the asset cap (which effectively means the U.S. business can't grow until the cap is lifted) but overall growth will be slower for a few years than it has been historically. The U.S. business was expected to be TD Bank's growth engine. This is not good news, but it will likely pass in time. And that's the opportunity because investors have reacted by dumping TD Bank's stock. This has pushed the yield up toward historical highs and created a long-term opportunity for dividend investors (and turnaround investors). Investors can take comfort in the fact that, despite the headwinds, TD Bank increased its dividend yet again at the start of 2025. It was a modest hike, but the point of the increase was to signal that the bank was down, but not out. There's nothing inherently wrong with Citigroup. Investors probably wouldn't be making a huge mistake to buy it even as it bounces up against a stock price ceiling it has hit several times before. But with a yield of around 3%, investors can do much better with TD Bank and its 4.4% yield and turnaround potential as it recovers from a self-inflicted wound. While economic concerns will impact both of these large banks, TD Bank appears to offer more opportunity for income and capital appreciation today.
