
For CEOs, AI tech literacy is no longer optional
Artificial intelligence has been the subject of unprecedented levels of investment and enthusiasm over the past three years, driven by a tide of hype that promises revolutionary transformation across every business function. Yet the gap between this technology's promise and the delivery of real business value remains stubbornly wide. A recent study by BCG found that while 98% of companies are exploring AI, only 26% have developed working products and a mere 4% have achieved significant returns on their investments. This striking implementation gap raises a critical question: Why do so many AI initiatives fail to deliver meaningful value?
Knowledge gap
A big part of the answer lies in a fundamental disconnect at the leadership level: to put it bluntly, many senior executives just don't understand how AI works. One recent survey found that 94% of C-suite executives describe themselves as having an intermediate, advanced, or expert knowledge of AI, while 90% say they are confident in making decisions around the technology. Yet a large study of thousands of U.S. board-level executives reported in MIT Sloan Management Review in 2024 found that just 8% actually have 'substantial levels of conceptual knowledge regarding AI technologies.'
The only way AI initiatives can deliver significant value is when they are aligned with the organization's broader enterprise architecture. When I introduced the terminology of 'strategic enterprise architecture' back in 2000 (e-Enterprise, Cambridge University Press), I wanted to emphasize the importance of aligning technical architecture with the broader structure of the business as a whole–its purpose, strategies, processes, and operating models. With AI, this alignment is more important than ever. But it relies on the ability of senior leaders to understand both parts of the enterprise equation.
Opportunity costs
The current gap between confidence and competence creates a dangerous decision-making environment. Without foundational AI literacy, leaders simply can't make informed decisions about how any given AI implementation fits with strategic priorities and the processes and existing tech infrastructure of the business. Ultimately, they end up delegating critical strategic choices to technical teams that often lack the business context necessary for value-driven implementation. The result? Millions of dollars invested in AI initiatives that fail to deliver on their promises.
In addition to project failure, a lack of AI literacy leads to strategic opportunity costs. When CEOs can't distinguish between truly transformative AI applications and incremental improvements, they risk either underinvesting in game-changing capabilities or overspending on fashionable but low-impact technologies.
What CEOs need to know
Becoming AI-literate doesn't mean that CEOs need to be able to build neural networks or understand the mathematical intricacies of deep learning algorithms. Rather, leaders need the kind of foundational practical knowledge that lets them align AI initiatives with core business operations and strategic direction.
At minimum, CEOs should develop a working understanding of AI in three broad areas.
1. The Types of AI
CEOs should understand the differences between the four major types of AI, the business applications of each, and their current maturity level.
Analytical/Predictive AI focuses on pattern recognition and forecasting. This technology has been maturing for decades and forms the backbone of data-driven decision making in domains from finance to manufacturing.
Deterministic AI systems apply predefined rules and logic to automate processes and decision-making, creating efficiency but requiring careful governance.
Generative AI —the current hype king—creates new content that resembles human work, offering unprecedented creative capabilities alongside significant ethical challenges.
Agentic AI is the new kid on the block. It not only analyzes or produces outputs but takes bounded actions toward defined goals. Agentic AI offers the greatest opportunity and the largest risks for enterprise transformation, but is largely untested at scale.
2. Technical Infrastructure Considerations
The infrastructure underpinning AI implementations shapes what is possible and practical for specific organizations.
· Deployment Models determine where and how AI systems operate. On-premises deployments maximize control over data, systems, and compliance but require significant capital investment and specialized personnel. Cloud-based deployments offer scalability and access to cutting-edge hardware but increase exposure to data security and vendor lock-in risks. Hybrid models retain sensitive processes in-house while outsourcing other workloads.
· Open and Closed Systems. Closed AI systems—proprietary systems created by commercial vendors—simplify deployment and provide enterprise-grade support but normally offer limited transparency and customization. Open (or open source) systems provide greater control and flexibility, particularly for specialized applications, but require more internal capacity and ongoing maintenance.
· Computing Resource Needs vary dramatically based on how AI is deployed. Most organizations primarily use AI for inference (using the reasoning capabilities of trained models) rather than training their own models. This approach significantly reduces hardware requirements but limits customization and mission-specific capabilities.
· Data Infrastructure is the foundation for successful AI implementations. This includes data pipelines for collecting and transforming information, storage systems for managing structured and unstructured data, processing frameworks for maintaining data quality, and governance mechanisms for ensuring compliance and security. Organizations with mature data infrastructure can implement AI more rapidly and effectively than those still struggling with data silos or quality issues.
3. The AI Tech Stack
The contemporary AI stack comprises five interconnected layers that transform raw data into outputs designed to create value for the enterprise.
· The Foundation: Data & Storage This foundation captures, cleans, and catalogs both structured and unstructured information.
· The Engine: Compute & Acceleration High-density Graphics Processing Units (GPUs), AI-optimized chips, and elastic cloud clusters provide the parallel processing that deep-learning workloads require. Container orchestration tools abstract these resources, allowing cost-effective experimentation and deployment.
· The Brain: Model & Algorithm This is where foundation models, domain-specific small language models, and classical machine-learning libraries coexist. Organizations must decide whether to consume models 'as-a-service,' fine-tune open-source checkpoints, or build custom networks—decisions that involve trade-offs between control, cost, and compliance.
· The Connectors: Orchestration & Tooling Retrieval-augmented generation (RAG), prompt pipelines, automated evaluation harnesses, and agent frameworks sequence models into end-to-end capabilities.
· User Access and Control: Applications & Governance This top layer exposes AI to users through APIs and low-code builders that embed intelligence in user-facing systems.

Developing AI literacy in the C-Suite
How can busy executives develop the AI literacy they need to lead effectively? Here are some practical approaches to closing the knowledge gap.
Establish a personal learning curriculum. Set aside time for structured learning about AI fundamentals through executive education programs, books, or online courses specifically designed for business leaders.
Build a balanced advisory network. Surround yourself with advisors who bridge technical expertise and business acumen. This might include both internal experts and external consultants who can translate complex concepts into business terms without oversimplifying.
Institute regular technology briefings. Create a structured process where technical teams provide regular updates on AI capabilities, limitations, and potential applications in your industry. The key is ensuring these briefings focus on business implications rather than technical specifications.
Experience AI directly. Hands-on experience with AI tools provides an essential perspective. Work directly with your company's AI applications to develop an intuitive understanding of capabilities and limitations.
Foster organization-wide literacy. Support AI education across all business functions, not just technical departments. When marketing, finance, operations, and other leaders share a common understanding of AI capabilities, cross-functional collaboration improves dramatically.
True leadership in the age of AI begins with curiosity and the courage to learn.

Affirm Stock Down As Klarna's Buy Now, Pay Later Credit Loss Rises 17%

In the last three years, Affirm stock has risen considerably — rising 126% to $52 a share — and the industry has expanded faster than 50% annually. After reporting solid revenue and profit growth in the company's third quarter — while issuing a weak forecast — is the stock a bargain? Earlier this month, the stock fell 13% on Affirm's weak forecast and its bet on 0% loans, according to CNBC. The bearish case is bolstered by rising BNPL default rates at Klarna and a weaker economy which could add to the bad loans. Bulls admire the company's industry leadership and long-term approach to running the company — a view Affirm reinforces. 'It took consumers and merchants and sort of the universe about a decade to figure out what we are and just how different and important what we have found to work really is,' Affirm founder and CEO Max Levchin told CNBC. Wall Street sees the stock as significantly undervalued. Affirm shares trade 29% below $67.18 — the average price target of of 21 Wall Street analysts, TipRanks wrote. In Affirm's fiscal third quarter, revenue met expectations, profit exceeded them and its revenue forecast for the fourth quarter fell short. Here are the key numbers: Affirm's online loans rise or fall depending on the level of consumer spending on electronics, apparel and travel. The company has been aiming to add new customers — reaching 22 million in the third quarter, a 10% growth rate, noted CNBC. Through partnerships with Apple , Amazon and Shopify, GMV for The Affirm Card rose 115% from the year before while the number of active cardholders more than doubled. business is closely tied to consumer spending, as its online loan offering has become popular with sellers of electronics, apparel and travel. The company is also offering 0% interest loans in which merchants — and sometimes manufacturers — boost sales by subsidizing borrowing costs to drive sales. Such loans increased 44% — serving as an alternative to a traditional merchant discount. 'It may be an expensive net discount rate, but it's better than 10% off,' Affirm Chief Financial Officer Rob O'Hare told CNBC. Affirm says these loans extend the lifetime value of its customers. 'Every time we sign someone new through a 0% promo, some number of months or quarters from now, that's a prime candidate for the Affirm Card, and that's a lifetime value booster,' Levchin said on the company's Q3 earnings call. The growth in BNPL loans has been significant in recent years. This growth has drawn new investment into the industry and loan default rates are rising for some large participants. Since 2021, the BNPL business has accelerated at a 55% average annual rate from $97 billion, according to my June 2022 Forbes post, to $560 billion in 2025, according to Research and Markets. To finance that growth, Affirm has been securitizing — bundling and selling — some 30% of its loans. More recently, the rise of private credit has enabled Affirm to sell loans directly to institutions. These include insurers such as Liberty Mutual and Prudential. Moreover, this year private credit firm Sixth Street initiated a three year deal to buy $4 billion of Affirm's loans, according to the Wall Street Journal. Recent data suggest BNPL credit problems could rise. How so? Nearly two-thirds of BNPL loans went to borrowers with risky credit scores, according to a January report from the Consumer Financial Protection Bureau. 'Americans were using 'buy now, pay later' as a Band-Aid on top of their credit card debt,' Julie Margetta Morgan, a former CFPB official who is now president of the Century Foundation, told the Times. 'We look at it as a kind of bellwether of risks to the overall economy,' she added. BNPL providers downplay these risks. For example, Klarna — the privately held Stockholm-based BNPL provider which recently paused its IPO — suffered a 17% rise in credit losses in May. Klarna said the losses were trivial. 'There's nothing troubling or worrisome from this data,' company spokeswoman Clare Nordstrom told the New York Times. Affirm was similarly upbeat. 'We really aren't seeing anything we would label as signs of stress with our borrowers,' O'Hare said, according to the Times. BNPL customers would be especially vulnerable if the economy worsened — which is why during the Biden era, the CFPB 'called for measures to safeguard them,' the Times wrote. Unfortunately, the economy contracted in the first quarter of 2025 — with gross domestic product falling at a 0.2% rate, according to the Bureau of Economic Analysis. As U.S. household finances get worse, BNPL consumers and providers could suffer. 'Consumers are going to be squeezed and more reliant on these products,' Morgan explained to the Times, 'and the companies are being offered a free pass to construct those products in ways that are the most profitable to them.' Given the 29% upside implicit in Affirm's price target, the bulls may prevail over the bears. Affirm bears argue the company's profitability fell short of expectations because the lower growth in GMV due to a surge in 0% APR loans was not sufficient to offset their revenue less transaction costs. This is why Affirm fell short of investor expectations. The rise in 0% loans 'led to a lower take rate and RLTC margin than most forecasts,' Citizens wrote, according to CNBC. Two other analysts remain bullish on Affirm. Goldman called the company a 'strong category leader in BNPL and a share gainer vs. legacy credit providers,' noted CNBC. Barclays is bullish on recent partnerships such as the one between Affirm and Costco. Affirm sees consumers continuing to spend despite uncertainty. 'People are stressed out about the economy, yet they're shopping, they're buying, and they're paying their bills — at least they're paying their bills back to us on time,' Levchin told CNBC.

Here's where you can buy microSD Express cards for the Switch 2
All microSD cards look pretty much the same, but when it comes to buying the right one for your Nintendo Switch 2, only microSD Express cards will work for storing and playing games. The microSD card you used in your original Switch or Switch Lite will offer limited functionality with Nintendo's new handheld, as it will only let you view screenshots or video clips you captured previously — that's it. That's because Nintendo opted for a significantly faster spec in its new handheld console, which boasts an advertised 4.4x improvement in terms of transfer speeds over the microSD cards you might already have lying around. That improvement is signified by a small, easy-to-miss 'EX' emblem etched onto the front of the card. What's harder to miss is how much more expensive Express cards are, with some costing more than $50 for just 256GB of storage. The Switch 2 supports microSD Express cards up to 2TB in size, although 1TB is the largest capacity widely available (that's an overstatement, as many are sold out currently), with some cards selling for up to $200 a pop. Phew. I suppose it makes sense that they're pricier since they're classified as bonafide PCIe NVMe SSDs by the SD Association. Walmart's Onn label is a beacon of light, as its microSD Express cards are significantly cheaper than the competition, with its 512GB model costing $65.88 when it's in stock. Thankfully, since the Switch 2 has 256GB of built-in storage, you most likely won't need a microSD Express card immediately upon receiving your console. Getting a microSD card was a rite of passage with the original Switch since all versions, aside from the newer OLED edition that launched in 2021, came with just 32GB. Meta plans to automate many of its product risk assessments
In Brief An AI-powered system could soon take responsibility for evaluating the potential harms and privacy risks of up to 90% of updates made to Meta apps like Instagram and WhatsApp, according to internal documents reportedly viewed by NPR. NPR says a 2012 agreement between Facebook (now Meta) and the Federal Trade Commission requires the company to conduct privacy reviews of its products, evaluating the risks of any potential updates. Until now, those reviews have been largely conducted by human evaluators. Under the new system, Meta reportedly said product teams will be asked to fill out a questionaire about their work, then will usually receive an 'instant decision' with AI-identified risks, along with requirements that an update or feature must meet before it launches. This AI-centric approach would allow Meta to update its products more quickly, but one former executive told NPR it also creates 'higher risks,' as 'negative externalities of product changes are less likely to be prevented before they start causing problems in the world.' In a statement, Meta seemed to confirm that it's changing its review system, but it insisted that only 'low-risk decisions' will be automated, while 'human expertise' will still be used to examine 'novel and complex issues.'
