When it comes to leadership, few qualities are praised more universally—or more naively—than integrity. And for good reason. A meta-analysis of 665 correlations found that integrity isn't just a 'nice-to-have' trait—it's one of the most reliable predictors of leadership effectiveness, employee satisfaction, and organizational performance. Teams led by honest, ethical leaders tend to outperform, trust more, and burn out less. So, yes, integrity matters.
And yet, the business world is littered with cautionary tales of leaders who lacked it. From the predictable implosions of Enron and Theranos to the more insidious forms of everyday corporate toxicity—bullying, gaslighting, backstabbing, and Machiavellian scheming—it's clear that unethical leadership isn't rare; it's rampant. Despite near-universal agreement on its importance, integrity remains the leadership trait we most admire and least reliably detect.
According to the United Nations, corruption and illicit financial flows cost the global economy approximately $3.6 trillion each year. This figure includes $1 trillion in bribes and an estimated $2.6 trillion stolen annually through corruption, amounting to more than 5% of global GDP.

Part of the problem is conceptual: integrity is easy to revere in theory, but maddeningly hard to pin down in practice. It's not binary. Nobody is a moral saint. Even the most principled individuals will occasionally shade the truth, hide inconvenient facts, or bend the rules under pressure. As Warren Buffett famously noted, it takes 20-years to build a reputation and 5-minutes to ruin it. On the flip side, those who are truly corrupt—pathological liars, opportunistic fraudsters, and narcissistic manipulators — are, by definition, quite good at pretending otherwise. To make matters worse, these toxic individuals may be honest at times…
This is the paradox I explore in my upcoming book Don't Be Yourself: Why Authenticity is Overrated and What to Do Instead, the world rewards those who are better at managing impressions than managing themselves. The cult of authenticity—'just be who you are!'—sounds noble, but if who you are is a charming sociopath, you might climb pretty far before anyone catches on. In fact, some of the most successful people score high on deceptive self-presentation: they know what to say, when to say it, and how to game the system.
More often than not, organizations do little to improve things, including when they advertise strategic efforts to boost integrity and ethics. As Alison Taylor, an NYU professor and the author of Higher Ground noted, "What companies name 'business ethics' is usually a set of functions and processes designed to deflect reputational risk... These tools are becoming less and less effective in a hyper-transparent environment, where the boundaries between corporations and society are dissolving.'
So, if we can't trust leaders to self-report their integrity, and we can't always detect it in their behavior until it's too late, how are we supposed to assess it?
The Traditional Tools: Flawed but Useful
Psychologists and HR professionals have tried. Here are the main approaches—and their limitations:

While these methods offer some insight, none are foolproof. Most are designed for lab conditions, not high-stakes boardroom power plays. All of them signal probability or statistical likelihood of an event at best. And as anyone who's worked in corporate leadership knows, what people say about ethics and what they do when bonuses or reputation are on the line can be wildly different. So much so, that the 'say-do' gap has become a relevant signal or marker of integrity per se!
Can AI and Surveillance Save Us From Dishonest Leaders?
This is where technology enters the chat—uninvited but not unwelcome. Could AI, data scraping, and behavioral analytics finally crack the code?
In a world increasingly shaped by what Shoshana Zuboff called surveillance capitalism, we already leave behind a trail of behavioral breadcrumbs. Emails, Slack messages, performance reviews, even LinkedIn endorsements—these are all data points (as first evidenced by the pioneering academic research of Professor Michal Kosinski and colleagues). Combine them with language analysis, sentiment tracking, and natural language processing, and you start to build a picture not just of what someone does, but how they behave over time. Together with my colleagues Dr. Reece Akthar and Uri Ort, we have demonstrated how digital footprints can be used to reliably infer leaders' deviant, counterproductive, and unethical tendencies.
AI detection of integrity
The German saying 'Vertrauen ist gut, aber Kontrolle ist besser' ('Trust is good, but control/cheking is better') may feel like a punchline from a Black Mirror episode, but it captures a real corporate dilemma. Surveillance feels ethically icky—until you consider its potential to flag actual ethical breaches before they cause harm. The tension is real: we want to protect privacy, but we also want to prevent fraud, abuse, and toxic leadership. We can't have both.
Still, data without interpretation is just noise. AI might help detect patterns of behavior—but it can't (yet) infer intent. And ethical behavior, after all, is all about intention: doing the right thing even when no one is watching.
The Best Predictor of Future Integrity Is... Past Behavior
Here's the uncomfortable truth: people are not entirely predictable, but they (AKA 'we', including you and I) are consistent. Character, like personality, tends to be stable over time. Which is why, as psychologists Robert Hogan and Rob Kaiser have long argued, the best way to assess a leader's integrity is to talk to the people who work for them.
Forget what leaders say about themselves. Ask their direct reports, peers, and subordinates:
Reputation, not self-perception, is the gold standard for integrity. Feedback from 360-degree assessments, team reviews, and exit interviews can be more illuminating than any forced-choice questionnaire. Why? Because employees experience the real leader—not the polished interview version.
Indeed, the paradox of assessing integrity is that the more someone talks about being ethical, the more skeptical we should be. Truly ethical leaders don't need to remind you they're ethical. They just act that way. Ironically, this quiet consistency can work against them, as they may appear less 'ethical' than their more performative peers. After all, the least honest individuals are often the most skilled at social desirability and impression management—strategically charming others to gain their trust.
In Conclusion: Don't Rely on Haloes (Reputational Glow)
Assessing a leader's integrity is not about chasing unicorns or canonizing saints. It's about paying attention to patterns, ignoring charm, and trusting those with firsthand exposure. Everyone can fake virtue in short bursts. But consistency over time is much harder to manufacture.
So, the next time you're tasked with evaluating a leader's character, resist the urge to ask: 'Do they seem ethical?' Instead, ask: 'Would you trust them to have your back—even if nobody else is watching?'
Trust is always a bet. No matter how reliable someone has been, no matter how many times they've shown up, there's always the possibility that tomorrow they won't—and suddenly, we're toast. As the old saying goes: 'Fool me once, shame on you. Fool me twice, shame on me.' At its core, trust is a psychological wager on someone else's future behavior. We're placing bets, not certainties, on whether people will continue to align with our expectations, values, or interests.
The good news? While we can't eliminate the risk, we can get smarter about how we place those bets. If we pay close attention—really observe someone's behavior, motivations, values, and incentives—we can increase our odds. We'll still get it wrong sometimes, but the goal isn't perfection; it's improving the quality of our mistakes. It's about becoming wiser in whom we trust, and quicker to learn when we've misplaced that trust.
Too much naïveté leaves us vulnerable; too much paranoia makes life unbearable. So what's the answer? Hedge your bets. Build safeguards. Expect to be wrong occasionally—but aim to be wrong less dramatically, and more recoverably. In the end, trust is a risk worth managing, not avoiding.

Israel's international allies are growing louder in their condemnation of its war on Gaza and its continued construction of illegal settlements in the occupied West Bank. United Nations experts, human rights groups and legal scholars have all previously told Al Jazeera that Israel is carrying out a genocide in Gaza and committing abuses that may amount to war crimes and crimes against humanity in the West Bank. And yet less than two weeks after receiving a stern warning from its Western allies, Israel approved 22 illegal settlements in the West Bank, amounting to what has been described as the largest land grab since Israeli and Palestinian leaders inked the Oslo Peace Accords in 1993. 'Israel is all about showing [the world] who calls the shots. They are saying … you can condemn us all you want, but in the end, you will bow down to us and not the other way around,' said Diana Buttu, a legal scholar and political analyst focused on Israel and Palestine. The Oslo Accords were ostensibly aimed at creating a Palestinian state, including the Gaza Strip and the West Bank, with occupied East Jerusalem as its capital. However, in practice, Israel has continued to expand illegal settlements and render the two-state solution impossible, analysts told Al has often announced the building of new illegal settlements in response to signals of support for Palestinian statehood from the UN or its allies. In 2012, Israel went so far as to approve 3,000 new settler homes in the occupied West Bank after the Palestinian Authority (PA) – the entity created out of the Oslo Accords to govern swaths of the West Bank – was granted non-member observer status in the UN General Assembly. Last year, Israel's far-right Finance Minister, Bezalel Smotrich, warned that a new illegal settlement would be built for every country that recognises a Palestinian state. The announcement came after Spain, Norway, and Ireland took the symbolic step in May 2024. 'I certainly think there is a pattern where Israel responds to pressure regarding its occupation – or anything else – by announcing settler expansion,' said Omar Rahman, an expert focused on Israel and Palestine for the Middle East Council for Global Affairs. 'We see that pattern repeated over and over again,' he told Al Jazeera. As global pressure mounts against Israel's war on Gaza, Israel has continued to test the patience of its allies. On May 21, Israeli troops fired warning shots at a group of European, Asian and Arab diplomats who were on an official mission to assess the humanitarian crisis in Jenin refugee camp, which has been subjected to a months-long attack and siege by the Israeli army since the start of the year. 'I don't know where the red line is. It is clear that there is no red line,' said Zionist militias ethnically cleansed some 750,000 Palestinians to make way for the state of Israel in 1948 – an event referred to as the 'Nakba' or catastrophe – Israel has increasingly annexed and occupied the little that remains of Palestinian land. Annexation of the occupied West Bank has accelerated in recent years thanks to far-right settlers who occupy positions in the Israeli government, said Khaled Elgindy, a visiting scholar at Georgetown University's Center for Contemporary Arab Studies. He believes Israel was always planning to approve the 22 illegal settlements irrespective of the joint statement issued by France, the UK and Canada, as it fit in with the state's ultimate goal of expanding Jewish settlement of the occupied West Bank. 'Nobody can really think that if those countries didn't issue an announcement that [further] annexation wasn't going to happen. Of course, it was going to happen,' he told Al Jazeera. Rahman, from the Middle East Council, believes Israel's tactic of announcing pre-planned settlement expansion in the face of Western pressure simply aims to dissuade its allies from taking concrete action. He suspects Canada, the UK and France will likely not slap on targeted sanctions against Israeli officials, as they have threatened to do, instead using the argument that any moves against Israel will lead to a backlash against Palestinians.'[Canada, UK and France] may say they are acting for the preservation of the two-state solution by not doing anything to save the two-state solution,' Rahman told Al Jazeera. Analysts believe that sanctions on Israel would be the only way to rescue the two-state solution and end Israel's war on Gaza, but accept that comprehensive sanctions against the Israeli state would still be unlikely at this stage. Instead, Western countries like Canada, France and the UK may target sanctions at the far-right ministers most associated with pro-settler policies, Smotrich and National Security Minister Itamar Ben-Gvir. 'These men … are trying to jam in everything they can do now because they know there is no guarantee they will maintain their positions of power indefinitely,' Elgindy told Al Jazeera. Buttu fears that European countries will merely resort to more symbolic measures such as 'recognising Palestine', which will have little impact on the ground. 'By the time everyone gets around to recognising Palestine, there won't be any land [for Palestinians] left,' she told Al Jazeera.

Brazil's President Luiz Inacio Lula da Silva urged his French counterpart Emmanuel Macron on Thursday to "finalise" an EU trade deal with four South American countries, in a visit that underscored key policy differences between the two allies. France has opposed ratifying the so-called Mercosur agreement, a trade deal between the European Union and four South American nations including Brazil, over fears a flow of lower-cost agricultural goods would outcompete Europe's farmers. "Open your heart a little to this opportunity to finalise this agreement with our dear Mercosur," Lula said during a state visit to Paris. "This agreement would be the strongest response our regions could offer in the face of the uncertainty caused by the return of unilateralism and tariff protectionism," he added, referring to sweeping tariffs imposed or threatened by US President Donald Trump. Trump, who argues that his tariffs will bring manufacturing jobs back to the United States, has hit the EU with multiple waves of levies. For his part, Macron reiterated his concerns about the deal's impact on French farmers, citing differences in environmental regulations between the EU and Mercosur countries. "I don't know how to explain to my farmers that, at a time when I am asking them to comply with more standards, I am opening up my market on a massive scale to people who do not comply at all," Macron said. "Because what will happen? It won't be better for the climate, but we will completely destroy our agriculture," he added. "That is why I said earlier we must improve this deal." Germany, Spain, Portugal and others have welcomed the accord with Mercosur bloc members Argentina, Brazil, Paraguay and Uruguay, but France has said from the start it is not acceptable in its current form. To be approved, the deal must receive the backing of at least 15 of the 27 EU states, representing a minimum of 65 percent of the population. -'Premeditated genocide'- This marks the first state visit to France by a Brazilian president since 2012, and comes just months ahead of the United Nations' COP30 climate conference, which Brazil will host in November. While both Macron and Lula praised the strong ties between France and Brazil, Thursday's press conference highlighted diverging views over the war in Gaza and Russia's invasion of Ukraine. Lula accused Israel of carrying out "premeditated genocide" in the Palestinian territory of Gaza. "(It is) a premeditated genocide from a far-right government that is waging a war against the interests of its own people," he said at the joint press conference with Macron. While Lula has previously used the term "genocide", Macron has refused to, saying last month it was not for a "political leader to use to term but up to historians to do so when the time comes". France is due later this month to co-host with Saudi Arabia a United Nations conference in New York on a two-state solution to the conflict between Israel and the Palestinians. Macron said that he expected the conference would take steps "towards recognising Palestine", without being more specific. Brazil recognised a Palestinian state in 2010. -'Aggressor, victim'- On the war in Ukraine, Macron stressed that Kyiv and Moscow should not be treated as equals, in contrast to Brazil's proclaimed neutral stance on the conflict. "There is an aggressor, which is Russia. There is a victim, which is Ukraine. We all want peace, but we cannot treat the two belligerents equally," said Macron, stressing that Brazil had "a very important role to play" in finding a solution to the conflict. Lula said he hoped to reinforce Brazil's ties with Russia during his May 9 trip to Moscow, where he was marking 80 years since the defeat of Nazi Germany alongside some two dozen other world leaders. "My visit here is to strengthen and rebuild our strategic partnership," Lula said during a meeting where he exchanged a hug with Vladimir Putin in the Kremlin. The European Union warned its members not to travel to Moscow for the event. But most squander it by trying to follow everyone's advice simultaneously. They bounce between strategies. They confuse themselves and their audience. Pick your approach. Stick to it. Be boringly consistent while everyone else chases shiny new tactics. The most successful personal brands are built on timeless principles, applied relentlessly. Your boring consistency will win.
