While the storyline may be fictional – and extreme (no spoilers) – the messy reality of succession is entirely real, especially for those of us who work closely with business owners. After more than a decade in executive recruitment, I've seen dramas play out in boardrooms and family kitchens across the UK. In family businesses, succession is more than a process, it's a way of life.
Recent announcements by Chancellor Rachel Reeves around inheritance tax have brought this issue into sharper focus, with business owners – particularly in sectors like agriculture – keen to avoid huge and punitive tax bills when handing over the reins. Succession planning has never been higher on the agenda for family firms.
The same urgency, however, isn't always mirrored in the corporate world, where succession is still too often treated as a compliance exercise – an HR box to tick every few years.
Having worked with both corporate and family-owned businesses across the UK, one thing is clear. While neither is perfect, family firms typically approach succession with a seriousness and emotional intelligence many corporates still lack.
In family enterprises, succession is inevitable and ingrained – often discussed around the dinner table long before any formal transition is announced. Compare that to many large organisations, where leadership transitions can be reactive, politicised, or alarmingly last-minute.
Our recent research with EY on The Future CEO highlights the extent of the challenge. Just 47% of current CEOs believe they have a viable successor within their senior team, while 56% of functional leaders believe they could be the next CEO. That disconnect speaks volumes about how succession is – or isn't – being managed.
Family firms, by contrast, usually have a named successor, even if that person still has some growing to do. While some may see this as nepotism, in practice it often leads to a long, deliberate process of development – complete with external experience, mentoring, and formal training. These businesses invest heavily in future leadership because their legacy depends on it.
Succession in a family firm is deeply personal but also strategically critical. It's about passing on control, but also about ensuring continuity, culture, and long-term performance. In the corporate world, where tenures are shorter and incentives more short-term, this type of future-focused thinking is often harder to sustain.
The best family businesses understand that good succession planning prioritises continuity over control, and that continuity comes from preparing the next generation with technical skills, emotional intelligence, cultural fluency, and stakeholder savvy.
Too often in the corporate world, succession is reduced to talent grids and competency frameworks. What's missing are the softer, but crucial, attributes – resilience, humility, influence, adaptability. These are the very traits that define effective modern leaders.
Another dimension that often goes unspoken is the emotional weight of succession. In family businesses, there's no avoiding it – your boss might be your mother, your biggest rival might be your brother, and your harshest critic might be sitting across the dinner table. That dynamic can breed dysfunction, yes – but it also builds a deep awareness of interpersonal dynamics.
To navigate this successfully requires more than business acumen, it demands empathy, maturity, and courage – especially when the founder is still very much in the room.
Corporates could benefit from embracing, rather than avoiding, the emotional undercurrents of leadership transitions. Succession doesn't just happen in spreadsheets, it happens in conversations.
One of the smartest moves we see in well-run family firms is the strategic use of interim executives, mentors, and non-exec chairs to help successors grow into their roles. Sometimes an experienced interim CEO is brought in to steady the ship. Other times, a respected chair acts as a coach – not to steer the business, but to guide the successor.
This is succession by design, not default, and it stands in contrast to what we often see in large corporates where CEOs either overstay their welcome or exit without any meaningful handover, leaving uncertainty and risk behind.
The Future CEO report also highlighted a shift towards transformational leadership. Tomorrow's leaders need to be agile, authentic, and adaptive. Family businesses often understand this intuitively – they need leaders who respect the past but are not afraid to modernise. Those who succeed do so by balancing legacy with innovation, digitising where needed, challenging old assumptions, but never losing sight of the business's founding purpose.
If corporate boards want to treat succession planning with the same level of intent as family businesses, here are a few principles worth borrowing:
Make it continuous, not occasional – Succession planning should be embedded, rather than episodic.
Invest early – Identify and develop future leaders before a crisis or vacancy emerges.
Embrace mentorship – Pair potential leaders with experienced guides, inside or outside the business.
Plan the exit as much as the entry – Create space for outgoing leaders to step back with dignity.
Acknowledge the human side – Recognise that succession brings emotion, fear, and ego – and plan accordingly.
Family businesses aren't flawless, and succession can be fraught and emotional. But they approach it with heart, realism, and long-term thinking – qualities corporates would do well to emulate.
Oscar Wilde once said that life imitates art far more than art imitates life, but when it comes to succession, the corporate world could do worse than imitate the deliberate, human-centred planning that family businesses have been getting right for generations.
Because whether you're safeguarding shareholder value or passing on a legacy, your business is only as strong as the next person ready to lead it.

Rail plan 'reclassified', denying Wales funding
Plans for a £6.6bn Oxford-Cambridge rail line were previously classified as an England-only project, a politician has claimed. Wales would benefit from millions of pounds of consequential funding from the project if this was the case. This week however, the Treasury announced it would be classified as an England and Wales project, meaning Wales would not receive any extra funding, but documents show that the project was originally classified as England-only. The Treasury said it was a "publishing error" in a 2020 document and the project has and always was an England and Wales development. Plaid Cymru MP, Ben Lake said the explanation was "completely implausible". On Tuesday, the UK government told BBC News the East-West project was being financed through its "rail network enhancements pipeline", which it said was also funding schemes in Wales. Lake, the MP for Ceredigion Preseli, accused the UK government of reclassifying the project and "moving the goalposts". Funding is allocated for Wales through the Barnett formula, so if the UK government spends on a project in England, then a formula is used to calculate how much money Wales gets to spend as a consequence. Leading academic Guto Ifan, from Cardiff University's Wales Governance Centre, said Wales had in fact already received approximately £1.1m of consequential funding from the Oxford-Cambridge project. He said: "This is not a correction of a typographical error, it is a reclassification of the project and a material change in the formula being used to calculate changes to the Welsh government's block grant. "This change, without transparent rationale or consultation, would again underline the arbitrary nature of how the Barnett formula is applied to Wales with respect to rail infrastructure." Anger as Oxford rail line classed as England and Wales project Why does Wales not receive money from HS2? What is the Barnett formula? In a statement, the Treasury said: "This was a publishing error which will be amended when an update is published at the Spending Review." The line has also been deemed to be an England and Wales project, so Wales gets no extra cash, which would have been the case if it was England-only due to the way in which Wales receives some funding. It meant that while Scotland and Northern Ireland received extra cash from the UK government to make up for the spending, Wales did not. Labour took over from the Conservatives in Westminster last year, prompting politicians in the Labour-run Welsh government to ask their UK counterparts to reclassify HS2 - without success. Ben Lake told BBC Radio Wales' Sunday Supplement: "How is it that they can quite easily now, at the stroke of a pen, reclassify a project when Wales loses out from doing so, where, just in January this year, they claimed that in the context of HS2, it was impossible for them to fix the injustice of the classification that they inherited from the Conservatives? "When it comes to East-West rail they've found it very easy to reclassify it, but sadly, in moving the goalposts as they've done, Wales has actually lost out rather than gained." In First Minister's Questions on Tuesday, Eluned Morgan defended the classification of the project as England and Wales, telling Plaid Cymru's Rhun ap Iorwerth that he needed a "lesson on how the Welsh devolution settlement works". "Rail infrastructure is not devolved to Wales. You might want it devolved, but that is the situation it is in at the moment. "What we have is a situation where there is a pipeline of projects for England and Wales. Are we getting our fair share? Absolutely not." She said she hoped for some acknowledgement of that via Wednesday's forthcoming spending review, adding that the railway line in question was "very different to HS2". Seafront arcade redevelopment plans finalised
A council has applied for planning permission to redevelop a West Sussex shopping centre. Arun District Council published its finalised plans for 35 flats above The Arcade in Bognor Regis, with retail space being maintained on the ground floor. Parts of the property, which first opened in 1902, will be replaced and the new homes will be added across two storeys. The council purchased the shopping centre in 2017. The finalised £8m proposal was published following feedback from a public consultation that concluded in April. The council approved the project's funding in 2023 as part of the Regis Quarter regeneration scheme, according to the Local Democracy Reporting Service. If planning permission is granted the Bognor Regis Business Improvement District section of the property, accessible from Belmont Street, will be demolished. It will be replaced with retail space and an entrance to the new apartments. Two other sections of the arcade would be replaced, including a section damaged in a fire in the 1930s. Eurostar needs as much competition as possible
At least it didn't decide that the wrong type of snow made it impossible to run any more trains, or that too many leaves on the line made it far too risky to have an extra operator. Even so, the oddly named Office of Rail and Road, or ORR, last week decided that there is only enough depot space for one extra competitor to Eurostar to run trains from Britain to the rest of the Continent. The other companies queuing up to offer a service will have to be turned away. That is crazy. The rail service needs more competition not less – and anything that gets in the way of that should be fixed before the service gets any worse. Few of us were probably aware of the ORR until last week, although the regulator has more than 350 staff doing something or other, and a budget of more than £40m a year to spend. Last week, however, it made a significant decision that will have an impact on anyone who travels between Britain and the rest of Europe by train. A whole series of rival companies had been preparing to offer rival services to Eurostar running trains through the Channel Tunnel. Sir Richard Branson's Virgin Trains was pitching to run a service on the route, and so were Gemini Trains, chaired by the Labour peer Lord Berkeley, as well as Trenitalia, the main operating arm of the Italian state rail operator. If the tunnel was genuinely opened up, plenty of other companies might have come into the market, such as Germany's Deutsche Bhan, which has expressed an interest in the past; one of the other rail companies; or indeed an airline company such as Air France KLM, which could use the train route to feed long-haul passengers into its Paris hub. St Pancras International could have been humming with new competitors pitching different possibilities. But the ORR has decided that there is only enough space at the depot for one extra competitor on the route. 'The assessment suggests there is room for at most one new operator, or for Eurostar, to grow,' it concluded. At a stroke, the vision of lots of new players has been dashed. Of course in fairness, the ORR is just doing its job, and no one would want to question its decision about the capacity at the depot. It is important that all the trains are properly maintained, and if there is not enough space for more than one extra operator at the moment, then clearly that is a problem. And yet, looking at the bigger picture, it is also completely ridiculous. If we need more depot space, then surely we should just build it. Likewise, if we need another platform, or an extra stop along the route through Kent, or even just space for another Pret so the passengers can pick up a sandwich before they hop on a train to the Continent, then we should build that as well. It would hardly be impossible. In reality, the rail link into the Continent needs as much competition as possible. To start with, it opens up more choice for passengers. Eurostar has been operating on the route since it opened in 1994, and it does a perfectly decent job. But it is hardly setting the world alight with its customer service, or its on board meal options, or indeed its ticket prices. Of 2,500 reviews on Trustpilot it gets an average ranking of just 2.1 out of a possible five, which, to put it politely, would suggest there is some room for improvement. The one thing we know for certain about economics is that when there is a choice, service levels dramatically improve, but when there is a monopoly, they get worse. One extra operator on the service would be an improvement, but two or three would surely be far better. Next, it would open up more potential routes. It has proved impossible to build a new high-speed rail line in the UK. But the rest of Europe has been steaming ahead, with new rapid rail links connecting France, Spain, Germany and Italy. We are meant to be fighting climate change, and we keep whacking extra taxes on air travel to discourage us from getting the plane. So why not make it easier to get the train to Milan, or Barcelona, or Berlin instead of a flight? With more competitors, lots more routes would be opened up, and plenty of climate consciousness travellers could be persuaded to take a train instead. Finally, it would surely lower fares. When I just checked the price of a return from London to Paris for next weekend the best deal I could get on Eurostar was £360 return. It is not exactly cheap. Air France was offering the plane at half that price. Any rival operator coming onto the route would surely start offering more competitive fares, and the more of them there are the cheaper it would get. The tunnel needs a BA option for anyone on expenses, and an easyJet option for anyone who just wants a quick weekend away. But that is not likely to happen now. The role of a regulator is to promote competition, not restrict it. Likewise, we are meant to have a government that believes in 'growth, growth, growth', even if there is not much actual sign of it. Here is a simple suggestion. If we need a new depot to handle more trains, then let's build one, or even two. There is plenty of spare capacity in the Channel Tunnel to run more trains, and plenty of pent up demand for any rival to Eurostar that could offer more choice, more routes and cheaper fares. We should seize that opportunity. Instead, as so often, we are turning it down – and the whole country will end up poorer as a result. Broaden your horizons with award-winning British journalism.
