
Will OpenAI ever make real money?
BEING SAM ALTMAN is a glamorous gig. Since the launch of ChatGPT in November 2022 the boss of its creator, OpenAI, has turned into a global business superstar. He is the darling of both the starch-collared Davos set and Silicon Valley's dishevelled techno-Utopians. He hangs out with everyone from Katy Perry to Donald Trump, whom he accompanied on a visit to Saudi Arabia this week. It would shock no one if by its next funding round his startup, currently worth $300bn, overtook SpaceX and ByteDance to become the world's most valuable unlisted firm. The AI wunderkind recently told the Financial Times that he has the 'coolest, most important job maybe in history'. No kidding.
Being Sarah Friar is not nearly as fun. As OpenAI's chief financial officer, the Irishwoman has two main tasks. The first is to make sure that the numbers add up. The second is to persuade investors to part with the billions of dollars the firm needs in order to train and run ever cleverer artificial-intelligence (AI) models.
Happily for Ms Friar, moneymen swept up in the AI mania need little persuading. They are falling over themselves to fund OpenAI. On May 13th SoftBank, a Japanese tech piggy-bank, said that its $30bn investment in the firm was unaffected by Openai's recent decision not to ditch its odd governance structure. A non-profit board will keep control of its for-profit arm.
That is just as well, for going with the flow of investor enthusiasm leaves the CFO more time to tackle her other responsibility. And when it comes to charting a path to profits, the former Oxford University rower is paddling upstream.
For OpenAI, as for any startup, making money involves a series of steps: attract and retain brainboxes, have them create something clever, turn that something into a marketable product, sell more and more of that product while minimising costs until cashflow turns positive. Despite defections, including of several co-founders, OpenAI remains a talent magnet. The cleverness of its tech is indisputable. Mr Altman's claim that the latest o3 model, with an enhanced ability to reason, displays 'genius-level intelligence' should be taken with a pinch of salt—but only a pinch.
It is at the next stage that Ms Friar wades into problems. To see why, consider OpenAI's two more richly valued startup cousins. ByteDance's recommendation algorithm, which makes TikTok and its Chinese sister app the time sinks that they are, may be a bit more addictive than when it debuted in 2016. SpaceX's rockets are bigger, more reliable and cheaper than at its first successful launch in 2008. But neither underlying technology has dramatically changed; any additions are, like SpaceX's Starlink satellite internet, complementary. This stability has enabled both firms to build products and, in time, business models around them. Especially for ByteDance, these are lucrative. Last year the social-media titan turned a net profit of $33bn on sales of $155bn.
The reason OpenAI will struggle to follow suit is precisely what excites its backers—the sheer pace of AI innovation. It would be one thing for advances to be frequent. The challenge for Ms Friar is that they also frequently upend her firm's economics.
Some of the disruption comes from OpenAI's rivals. In January a Chinese startup called DeepSeek came out of nowhere with a model that was almost as clever as OpenAI's flagship but required many fewer power-hungry chips to train and use it. DeepSeek also made its code freely available to all and sundry, lowering barriers to entry into advanced model-making. This has eroded OpenAI's competitive advantage at the cutting edge, which it had maintained thanks to access to oodles of computing power courtesy of Microsoft, its big-tech partner. It also constrains its ability to keep raising prices for using its models, which can run to as much as $200 a month per licence.
Competition is, of course, tech's Schumpeterian lifeblood. Nothing stops OpenAI from making its models more efficient, including by adopting some of DeepSeek's ideas. The trouble is that the economics are changing in more fundamental ways too.
Compare o3 with GPT-4, the model that powered ChatGPT in 2023, and take energy use as a proxy for cost. OpenAI is cagey about its numbers. But according to estimates, for every $1 in training costs, GPT-4 would cost around $4 a year to run, based on OpenAI's current level of traffic. For o3, whose reasoning relies on more computing in the post-training 'inference' phase, the ratio could be as high as one to 100.
Confounding variables
These ballooning operating costs explain OpenAI's mounting losses. Despite tripling its sales to $3.7bn in 2024, it lost perhaps $5bn (excluding stock-based compensation). This year it expects revenue to triple again, to $13bn, and inference costs to grow at the same rate, to $6bn. A shifting cost structure also makes it hard to price products and plan budgets. A fixed subscription fee that made sense in the age of GPT-4 looks unviable for o3. You could try keeping subscriptions for older, dumber versions and add a variable usage fee for inference-heavy reasoning. But how many people will pay anything for an obsolete technology? And how long until the next model forces another complete rethink?
Any projections for revenue and costs beyond the next few months rest on heroic assumptions. OpenAI's forecast of $125bn in sales and $12bn in cashflow in 2029 might as well be pulled out of a hat. Not because it is too rosy; because it feigns certitude. The same goes for its $300bn price tag: an ungodly sum by startup standards but a trifle next to the $1.4trn in shareholder value Microsoft has created since teaming up with OpenAi in late 2022. This gap may make it easier for Ms Friar to marshal more capital. Yet it also highlights the uncertainty around what her company is truly worth—and the scale of her bookkeeping challenge.

This strategy allowed for a beneficial synergy between international expansion and domestic development,' says second-generation entrepreneur Jain. As these luxury projects continue to grow in volume, there is a growing demand for luxury interior materials like quartz surfaces for kitchen and washroom countertops and wall cladding, says Jain. The entrepreneur identified an opportunity in the market for high-quality quartz surfaces, particularly those manufactured using Italian technology, which is preferred by discerning buyers for its superior quality and durability compared to Chinese alternatives. Live Events Ankit leveraged his manufacturing expertise and built India's first manufacturing facility with the Italian Bretonstone technology in the Bagru Industrial Area , Jaipur, Rajasthan. For the uninitiated, Bretonstone is the gold standard in engineered quartz manufacturing worldwide. This Italian technology enables the creation of highly durable, design-consistent, and hygienic quartz surfaces that are ideal for modern living spaces. 'We were only the third company in India to do so and the first to focus so much on the Indian market. This decision has paid off, as Specta's designs are now a benchmark in the industry,' says Jain. India's luxury housing market The growth of luxury real estate and consumption in India has fuelled the demand for high-end home products, says Jain. As people invest more in their homes, especially kitchens and bathrooms, the market for premium materials like quartz surfaces has naturally expanded, offering an opportune time for brands like Specta Quartz Surfaces to capitalise on this trend, adds Jain. Luxury housing units priced above Rs 1.5 crore account for around 17% of new residential launches in India, according to ANAROCK Research's 2024 data. The luxury homes priced over Rs 1 crore dominated sales in 2024, crossing the 50% mark. Specta is planning to open six exclusive experience centres, including flagship locations in Mumbai, Jaipur, and Ahmedabad. The Jaipur-based MSME has made strides in the stone surfaces market, successfully catering to high-end customers seeking premium building materials. It has achieved nearly Rs 150 crore in revenue within just three years. The company also supplies its products to the Middle East. The price of Specta's products ranges from Rs 500 per sq ft to Rs 2,000 per sq ft depending on design intricacies and colours. 'Our turnover (revenue) has steadily grown from Rs 23 crore in 2022-23 to Rs 90 crore in 2023–24, with an EBITDA of Rs 4 crore. The provisional figures for 2024-25 show continued momentum, with turnover reaching Rs 145 crore, underscoring strong demand, strategic execution, and improved profitability,' says Jain. Over the next one year, Specta is expecting a revenue of Rs 300 crore. Specta Quartz Surfaces is working to boost capacity by year-end and aims for 50% year-on-year revenue growth over the next three years. To drive this expansion, the company is launching six exclusive experience centers, with flagship locations in Mumbai, Jaipur, and Ahmedabad, as part of its strategic retail growth plan. How is the sector placed? Aarti Harbhajanka, Co-founder, CHRO & MD, Primus Partners, says that India's luxury market, including premium building materials like engineered quartz surfaces, is growing steadily due to rising disposable incomes, urbanisation, and demand for high-end interiors. 'The engineered quartz segment is expected to expand at a compound annual growth rate (CAGR) of 8-12% over the next five years, driven by real estate development and an increasing preference for durable, aesthetically pleasing surfaces, adds Harbhajanka. However, Harbhajanka cautions that India's engineered quartz market also faces hurdles like price sensitivity due to competition from affordable alternatives such as ceramics and laminates. Additionally, the industry struggles with high import dependency on raw materials and consumer preference for traditional marble, she says. The Jaipur-based MSME has made strides in the stone surfaces market, successfully catering to high-end customers seeking premium building materials. 'Logistics complexities, considering the weight of the quartz and sustainability concerns around silica sourcing and carbon emissions, may add further hurdles. However, manufacturers are countering these issues through localised production and eco-friendly innovations,' adds Harbhajanka. Specta's operating model Specta's business model leverages partnerships with architects, designers, and developers, wherein Specta, founded in 2022, integrates its premium surfaces into luxury residences, commercial spaces, and hospitality projects. Also, it has recently expanded into retail and direct-to-consumer sales for its next phase of scaling. Specta operates in 80 tier-II and tier-III cities across India, supported by a robust network of approximately 60 distributors and 300 dealers. Our business follows a B2B model, wherein we dispatch products from our factory directly to our distributor network, who then handle local logistics and last-mile delivery. 'While our transactions are B2B, over 95% of our sales cater to retail homeowners, facilitated by our dealer ecosystem. Our sales team also works closely with kitchen installers, architects, and designers who act as key influencers, helping get our products specified in premium residential and commercial projects,' says Jain. The company also partners with modular kitchen brands like Livspace, Spacewood, Arancia, and Nolte, who showcase its quartz surfaces in their showrooms. 'When customers place orders, our distributors handle fulfilment. Meanwhile, our business development team collaborates with these kitchen installers and architects in major cities to pitch and showcase our products,' he adds. However, Jain agrees that the product is still at a very nascent stage in India. But he is hopeful more and more people will access the product since people's spending power in India has increased over the years. More than the spending power, the willingness to spend has increased, says Jain. 'With luxury kitchens ranging from Rs 25 lakh to Rs 1.5 crore, high-end consumers aren't satisfied with basic materials like granite. Brands like Nolte and Livspace cater to this demographic, where premium quartz surfaces become a natural choice for those investing in high-end kitchen designs,' adds Jain. Expansion plans Specta, which has so far managed its working capital entirely through bank credit, is planning to open six exclusive experience centres, including flagship locations in Mumbai, Jaipur, and Ahmedabad. 'This is a part of our retail expansion strategy and will help us bring our products closer to customers in high-demand areas. Additionally, we are also banking on the rising luxury real estate market in tier-II and tier-III cities to expand our customer base within the luxury homeowner segment in these regions,' says Jain. The company has also invested in a new manufacturing plant, which will become operational by the end of the year. 'This plant will increase our capacity by almost 150%, and it will be capable of producing super-jumbo slabs and ultra-thin 7mm slabs with unique design possibilities. This advancement will open new applications beyond traditional surfaces, reinforcing Specta's position as an industry leader in innovation and design,' adds Jain.

The world's auto supply chain is in the hands of a few Chinese bureaucrats
In a hulking grey building just east of Tiananmen square in Beijing, a small team in China's Ministry of Commerce is deciding the fate of the global auto industry , one rare earth magnet export permit at a time. China holds a near-monopoly on rare earth magnets - a crucial component in electric vehicle motors - and it added them to an export control list in April as part of its trade war with the United States, forcing all exporters to apply to Beijing for licenses. It falls to the Bureau of Industrial Security and Import and Export Control - which is part of China's Ministry of Commerce - to review export permits for the rare earth magnets, which are vital for car motors, wind turbines and even U.S. F-35 fighter jets. While dozens of licences have been issued since late April, executives, lobbyists and diplomats say they are only a small fraction of the applications that have flooded in from automakers, semiconductor companies and aerospace firms around the world since the tougher export controls were introduced. Washington says delays in issuing export licences show China is reneging on commitments made during trade talks in Geneva last month and it has retaliated with export curbs on plane engine parts and other equipment. U.S. President Donald Trump and Chinese President Xi Jinping held talks by phone on Thursday as the escalating dispute over China's rare earth stranglehold threatened to derail the fragile trade truce agreed between the two superpowers. When the new rare earth magnet measures came in, the export control bureau had a total of just 30 staff, though this has since been doubled to around 60, according to two sources who were briefed on a meeting between the ministry and Chinese and European semiconductor firms last week. "We appreciate that MOFCOM has increased its resources to address demand and they're working hard and long hours on these issues," said Adam Dunnett, Secretary General of the European Chamber of Commerce in China, referring to the ministry. "But the reality is this is having a huge impact on a wide variety of sectors. It's something that could have been better planned and rolled out," he said. According to personnel records posted to the Ministry of Commerce's website in June 2024, there are only three senior officials within the bureau who can approve the export permits. The ministry's website lists the export licence bureau's office hours as: Weekdays, 8:30-11:30 a.m., 14:00-17:00 p.m. Reuters was unable to determine current staffing levels or whether more officials are now able to approve applications. The Ministry of Commerce did not respond to questions from Reuters on this subject. Chokepoint The global alarm over shortages underscores the enormous leverage China has acquired through its near-monopoly on rare earth production. It also reveals a complex bureaucratic process that has gone from checkpoint to chokepoint. "The process for our suppliers to apply for export licences for various rare earths ... since April, is complex and time-consuming, partly due to the need to collect and provide a lot of information," a spokesperson for Bosch, the German engineering and technology multinational, said last month. A Chinese-language guide to the process published by the Ministry in late March runs to almost 14,000 Mandarin characters. European auto suppliers alone have filed hundreds of requests since early April, with only about a quarter granted. These applications can range from dozens to hundreds of pages, according to sources who have either filed requests or been briefed about them. Public Ministry of Commerce guidelines require information including technical product descriptions, signed contracts. Descriptions of production facilities and photos of products are also encouraged. China's stated aim is to ensure dual-use items don't end up in military equipment, but officials are often overly cautious even though many applications clearly state commercial use, Dunnett said. "Another concern we have heard from some companies is that they are being asked for sensitive and excessive information that is part of their intellectual property which has led to delays in their applications," Dunnett added. While applications are meant to be processed in 45 working days, the ministry says applications related to national security will take longer, without defining how long. Strategic excuse Cory Combs, head of critical mineral and supply chain research at Trivium China, a policy research group, said it was not clear whether the delays were due to bureaucratic inertia or intentional weaponisation. "We do expect these applications to U.S. end-users to be reviewed on par with other countries and approved whenever they're not for military use," he said. "The issue here is that, is it quick enough for the Trump administration to believe that Beijing has not reneged on the Geneva agreement?" Some U.S. industry figures believe that the bureaucratic backlog is a "strategic excuse". "China can staff up as fast as they want, if they wanted to," said a source from the U.S. rare earths industry who declined to be named for sensitivity reasons. In public, Chinese officials have said the export controls apply to all countries, the implication being that they do not count as a U.S.-specific countermeasure under the Geneva agreement. Foreign ministry spokesperson Lin Jian said on May 30 that the rare earth export controls are "non-discriminatory and not targeted at any specific country". During the Geneva talks, however, China privately admitted that the rare earth export controls qualified as non-tariff countermeasures, according to a source briefed on the talks. Rare earths remain a core part of ongoing U.S.-China discussions, the person said. China's foreign ministry did not immediately respond to a request for clarification. Chinese scholars openly admit that the rare earth export controls are retaliation for U.S. chip curbs. "It's a short-term form of leverage which doesn't hurt China, as the rare earths in question have relatively low monetary value," said Zhu Junwei, an international relations scholar at the Grandview Institution, a Chinese think-tank.

Moody's cuts Nissan corporate family rating to Ba2
Global ratings agency Moody's on Friday cut Nissan Motor Co Ltd 's corporate family rating to Ba2 from Ba1, as the embattled Japanese automaker seeks to push through a turnaround. The outlook remains negative, Moody's said. "The downgrade reflects the deterioration and expectation for continuing weakness in Nissan's credit profile, most notably in its automotive free cash flow and EBIT margin," Dean Enjo, Moody's ratings vice president and senior analyst, said in a statement. Japan's third-biggest automaker last month unveiled sweeping new cost cuts, saying it would reduce its workforce by around 15% and cut production plants to 10 from 17 globally, as performance in its key markets continues to come under pressure.
