
Here's what nobody tells you about building an innovative culture—not everyone will thrive in it. (And that's okay.)
Things turned out well. Our business thrived and Ania became a highly sought-after interior decorator, renowned for her creativity. The problem wasn't that she lacked any creative ability. The problem was that we weren't giving her the type of challenges that excited her. While she languished in our business, she thrived in a different environment.
The truth is that there is no such thing as a 'creative personality.' You set the conditions for the people in your organization to be creative. But as you set those conditions, you also narrow possibilities, making the environment fertile ground for some, but barren for others. Every leader needs to learn to make those choices. Culture matters. You need to shape it with care.
A Misfit Trying To Find His Place
Not unlike Ania, Chester Carlson didn't quite fit in. Unsatisfied with his work at the patent department at Bell Labs, he wrote down hundreds of ideas, the vast majority of which never amounted to anything. He was eventually fired and went through a few more jobs after that. Chester was a man looking for his place in the world.
There was one idea, however, that he kept coming back to. He worked on it for years, even while holding down a day job and going to law school at night. When his wife got tired of the putrid smells and explosions he made mixing chemicals in the kitchen, he moved his experiments to a second-floor room in a house his mother-in-law owned.
Eventually, he conjured up a working prototype in 1939, but it was far from a viable product. He continued to tinker and, eventually, teamed up with the Haloid corporation in 1946. Together, they refined his product further, but it still cost nearly ten times more than competitive machines. They tried to interest the great companies of the day—Kodak, IBM and GE—but all demurred.
Much like Chester himself, his invention didn't fit in. There just didn't seem to be a value proposition that would justify the cost of the machine. Yet Haloid's CEO, Joe Wilson, saw potential. He figured that once companies had the machines, they'd make more copies than they ever imagined.
Wilson also figured that Carlson's concept needed a name that would signal that it was something truly different and, after some deliberation, settled on 'xerography.' And that's how the Xerox Corporation was born.
The Rise And Fall Of A Business Model
Wilson saw the challenge as a classic chicken-and-egg problem. Since nobody had ever used a Xerox machine before, they had no idea how useful they could be and weren't willing to buy such an expensive product. At the same time, unless they bought the machines, they wouldn't ever use them and see the value.
But what if Xerox leased the machines for a fraction of the cost and charged per copy? Since customers weren't planning to make many copies, there was little risk in trying it out. Wilson was willing to bet that once the machines were installed, customers would discover needs they never knew they had. He calculated that the model would be profitable at 2,000 copies per month.
In 1959, Xerox launched its 914 copier, which became an instant hit. The technology made copying so much easier that, before long, customers were averaging 2,000 copies per day, instead of per month. Wilson's bet had paid off. Revenues grew at a 41% compound annual rate for over a decade, and the small firm soon became a titan of American business.
Xerox became laser-focused on optimizing its business model. Its profits depended on the number of copies printed and that became Xerox's key performance metric. Everything the company did—from how it designed its copiers to how it marketed and sold them—was rooted in that one simple principle.
Yet the company eventually became a victim of its own success. Japanese competitors like Canon and Ricoh began selling simpler, cheaper copiers, based on 20-year-old technology, that were easier to use and needed less maintenance. Rather than staffing a 'copy room,' companies could place these smaller, less expensive units on every floor.
Xerox was being disrupted.
Making Space For Misfits
It was around this time that the company hired a young engineer named Gary Starkweather, Much like Ania and Chester, he found he didn't fit in. Part of the problem probably had something to do with his background. Copiers were largely based on chemistry and Gary's interest was optics. In particular, he was excited about lasers.
But it was more than that. Gary wanted to build something outside the copier business and, in a way that was uncannily similar to Chester Carlson's situation, the higher-ups just didn't see how it fit in with their business. In fact, his boss actually threatened to fire anyone who worked with Starkweather on the project.
Eventually, he had enough. He marched into the Vice President's office and asked, 'Do you want me to do this for you or for someone else?' In the business culture at the time, this was considered unheard of behavior, clearly a firing offense. Yet fate intervened and destiny had something very different in store for Gary Starkweather.
As luck would have it, Xerox CEO Peter McColough was a bit of a visionary himself. He recognized the bind his company was in and wanted to shift the firm's focus to 'the architecture of information.' No one really knew what that meant, but a special unit, the Palo Alto Research Center (PARC), had been set up to figure it out.
As luck would have it, the researcher there had been developing a technology called bitmapping that would revolutionize computer graphics. What they were missing was a technology that could bring those graphics into the physical world.
An Organization Fit For Purpose
At PARC, Xerox created a culture where creative minds could thrive. It was there that Alan Kay invented object-oriented software, Bob Metcalfe developed Ethernet; and so many other technologies were created that became central to the age of personal computers. Some of the technology was spun off into companies, such as 3Com and Adobe.
It was also a place where Gary Starkweather, who had been a pariah in the old Xerox research lab back on the east coast, found he fit right in. The technology he had been developing became the world's first laser printer and brought the bitmapped graphics technology to life. As a product, it would prove to be so enormously profitable it would save Xerox.
Yet even the most innovative cultures aren't fertile ground for every idea. Two researchers at PARC, Dick Shoup and Alvy Ray Smith, were working on a new graphics technology called SuperPaint. Unfortunately, it didn't fit in with PARC's vision of personal computing. Much like Starkweather, the two were seen as outcasts and would go elsewhere.
Smith would eventually team up with another graphics pioneer, Ed Catmull, at the New York Institute of Technology. Later, they joined George Lucas, who saw the potential for computer graphics to create a new paradigm for special effects. Eventually, the operation was spun out and bought by Steve Jobs. That company, Pixar, was sold to Disney in 2006 for $7.4 billion.
Great leaders build cultures that are fit for purpose. That means you have to make choices. Inevitably, that means that some things—and some people—won't fit. And some will.

Instead of using AI to jump right into generating code (and holding on for dear life), business leaders can work with 'solution engineers' at Aboard who use AI to turbocharge the planning and discovery phases of enterprise software development—the lumbering, unsexy, but essential work of deciding what components to code and how to assemble them reliably. If vibe coding is like asking a robot architect for a summer house and watching it start to pour concrete for a pool you may never have asked for, Aboard's approach is all about making the robot focus on drawing up the blueprints first. It's still faster, but also saner.

Corporate America is silent as Trump abandons free-market principles

Not long ago, American conservative orthodoxy held that when it comes to doing business, the government that governs least governs best. The orthodoxy manifested itself in familiar ways. Groups that claimed the mantle of individual liberties would decry new legislation. Talk radio and podcasts would mock unnamed bureaucrats for ham-fisted overreach. And powerful business lobbies were quick to denounce — in press releases and even lawsuits — regulations or taxes they saw as government overreach. But when faced with President Donald Trump's efforts to seize control of private enterprise — such as his recent arrangement to have the US pocket a portion of Nvidia's sales to China, his social media outbursts at individual executives, his moves to take a stake in Intel, and his use of executive powers to cajole banks and law firms he perceives as insufficiently loyal — those same groups have gone quiet. Take the US Chamber of Commerce, the largest business advocacy group in the country. Last year, the Chamber sued a federal consumer watchdog group for attempting to cap credit card late fees at $8 a month, claiming the agency 'exceeded its statutory authority.' In 2023, it sued the Biden administration over provisions for Medicare price negotiations in the Inflation Reduction Act, claiming the move would consolidate 'unfettered and unchecked power' to the department of Health and Human Services. But under Trump's second term, the Chamber has had little to say publicly about Trump's aggressive meddling in the private sector. Similarly, the Business Roundtable, another DC-based lobbying group that represents hundreds of chief executives, has rarely been shy about denouncing what it sees as presidential overreach in the form of taxes and environmental regulations. This year, though, the group has been largely MIA on the MAGA shift toward a style of capitalism that more closely resembles the autocratic regimes of Russia and China. Both groups have criticized Trump's trade war, warning that tariffs hurt American businesses. But neither has spoken out about the president's more direct assault on free enterprise. Neither the Chamber of Commerce nor the Business Roundtable responded to multiple requests for comment. The president, a self-styled dealmaker, has thrown out the standard free-market playbook in ways that have alarmed lawmakers, investors and legal experts. And suddenly, the legal protections businesses have long counted on appear shaky, said Philip M. Nichols, a professor of legal studies and business ethics at the University of Pennsylvania's Wharton School. 'Any business that sticks its head up, or any business person that sticks their head up, is taking a risk that can't be calculated,' Nichols said in an interview. 'What's the smart thing to do — what do the wildebeest do when they get to the crocodile-infected river? They wait for the other wildebeest to jump in, and then follow.' Several trade groups have privately drafted plans to push back against the Trump administration in defense of their business interests, people familiar with the matter told CNN. But those plans were shelved at the request of members that are worried about drawing White House ire. 'There's an 'Eye of Sauron' element here that everyone is very aware of,' one manufacturing CEO told CNN, referring to the 'Lord of the Rings' character that brought all subjects to heel. 'But there's also a recognition that this is an administration that is transactional if they believe you're on board with their agenda.' When it comes to exerting his influence over Corporate America, no matter appears too small or too large for Trump's input. Last month, the president took credit for Coca-Cola's decision to roll out a cane-sugar-sweetened product that aligns with his allies' 'Make America Healthy Again' philosophy. He regularly criticizes CEOs in public for perceived slights, demanded that Intel's boss resign over unspecified conflicts, and urged Goldman Sachs to fire its top economist after the bank said tariffs would raise consumer prices (a fact virtually all economists agree to be true, and which we are now seeing borne out in reality). While much of that bluster is run-of-the-mill Trump rhetoric, the president shocked trade experts when he announced an unorthodox (and potentially illegal) arrangement with chipmakers Nvidia and AMD earlier this month. In exchange for export licenses that allow them to sell their products in China, the companies agreed to funnel 15% of their China sales to the US government — a setup that some analysts called a 'shakedown' of private enterprise. The White House's push into private businesses took another turn Tuesday when officials confirmed the administration was considering using taxpayer money to acquire a stake in struggling chipmaker Intel. The primary reason for such a move, Commerce Secretary Howard Lutnick said, was the president's desire to reduce US dependence on Taiwan for chip production. But he also said Trump believes the government should have 'equity' in tech giants. The silence from Corporate America to Trump's incursion into private businesses isn't entirely unexpected. Businesses have lost their appetite for the kind of socially progressive rhetoric many adopted in response to the 2020 murder of George Floyd. At the same time, Trump's return to the White House came with a cost-benefit analysis for any business leaders thinking of speaking out: Make yourself a target, or fall in line and wait for the massive tax cuts the president has promised. 'Corporate citizens are harmed just like flesh and blood citizens are harmed when you have a leader who… actively seeks to monetize public office and actively seeks to use the power of the presidency to harm perceived enemies or anyone who doesn't appropriately capitulate,' Donald Sherman, executive director of the Center for Responsibility and Ethics in Washington, told CNN. 'In some ways, this is the natural and predictable result of failing to appropriately stand up to President Trump's anti-democratic and authoritarian tendencies during his first term.'

Are you a boss who misses being part of the team? Here's how to handle it
Business is a team sport, and it's nice to have the camaraderie of laughing, grinding toward deadlines, and even gossiping with your teammates. But when you're the boss, you're not just one of the crew—even if you'd like the easy camaraderie shared among people who aren't calling the shots. What happens when layoffs are approaching, or the company is facing budget cuts? You may feel lonely—you know what's coming but lack peers to confide in or commiserate with. Then there are the everyday stressors that come with leadership, like giving feedback or telling someone they won't be getting the promotion. It can be lonely at the top. If you miss being part of the team, here are some actions you can take. Accept your position and the restrictions that come with it As a leader, there are many things you won't be able to share with the folks on your team—and that's just the way it is. For example, you may feel jealousy when you see them laughing and having a good time while you're stuck doing the budgeting. Don't fight these feelings; acknowledge them. Accept the reality that you're the leader, and that many times you'll have to stand alone. Find a trusted adviser Even though you're the boss, you still need someone to bounce ideas off of: you can't live in a silo. Find a person who shares your philosophies regarding business, leadership, and people. Establish a consistent cadence and routine for working with your adviser outside of your company. Note that this should be a reciprocal relationship; offer your ideas and opinions to your adviser when asked. Be someone in whom they can confide. Find appropriate times to pop in Just because you're the boss doesn't mean you can't have any part of the day-to-day team operations. Find instances where you can pop in and be part of the team. Be judicious about this—for example, you probably don't want to hop in on a meeting the team can handle on their own. An appropriate time to join the team may be when everyone is working toward a deadline and the load is intense. Otherwise, be present, but not overbearing. You have a new team group Even though you're the boss, you're not completely alone. You have new peers—other managers, or the executive leadership team. Everything evolves and changes; you can have fun with this new group, too. Look for opportunities to connect, even if you miss your old team. You will evolve as a leader. Being the boss can be a great new opportunity, even if you miss the camaraderie that came without that title. Instead of longing for what was, make the most of your position and forge new relationships among your peers in leadership.
