James Franklin believes in player leadership on Penn State roster

Player-led culture is the backbone of Penn State's 2025 goals
When James Franklin stepped to the podium at Big Ten Media Day, he didn't waste time talking stats or schedules. Instead, he got straight to what really matters in 2025 — leadership. According to him, everything Penn State wants to accomplish this season will come down to the locker room.
Franklin suggested a player-led team is always going to be better than a coach-led team. And right now, that's the direction this group is headed. He pointed to how veterans have stepped up, how younger guys are starting to buy into the program's standards, and how the culture feels stronger than ever.
He also made it clear this isn't something you can fake. Leadership has to come from the players, not just the captains. It's the day-to-day accountability — the extra reps, the film study, the willingness to speak up when something isn't right. Franklin said when those habits become normal in the locker room, that's when a team becomes dangerous.
Franklin talked about the impact of offseason training and how strength coach Chuck Losey and his staff have played a big role in setting the tone. But again, he came back to the players. He mentioned guys like Drew Allar, and recent first-round draft pick Abdul Carter, and others stepping into leadership roles naturally. They don't need to be hyped — they lead by example.
He also talked about the leadership council and how they've been actively involved in team decisions. Franklin wants his players to have ownership of this team, and that means letting their voices be heard. From little things like practice structure to big-picture goals, the leaders on this squad are involved.
What stood out most is how much Franklin trusts this group. He said there's a different feel in the building. Less drama. More focus. He compared it to some of his best teams in the past, where the players didn't need to be reminded to do the right thing — they just did it.
If Penn State is going to reach the Big Ten Championship again or even make a playoff run, it's going to be because the players took it there. Franklin knows his role as a coach, but he's challenging his team to own it from within. And so far, it sounds like they're answering that challenge.
For a program that's been on the edge of greatness, 2025 might be the year they finally break through. And if they do, it'll be because the leadership didn't come from the top — it came from the locker room.

There are endless young Oregon Ducks on the roster in 2025 who are poised to step into significant roles. With 10 players from last year's Big Ten Championship team heading to the NFL, and just four returning starters, Dan Lanning and his staff will rely on young and unproven players to step forward and uphold the standard in Eugene. But when it comes to second-year players with a chance to break out and become household names, ESPN is focused on one guy in particular. On Wednesday, Kingston Lopa was named one of 11 players in the nation who ESPN expects to have a breakout season in 2025. While Lopa only registered one tackle in his true freshman season, Lanning and his staff put some paramount trust in him, asking Lopa to lock down Penn State tight end Tyler Warren in the Big Ten Championship game. "Lopa has one of the best blends of size and range of any back-end defender in the country, and the Ducks have production voids to fill at safety," ESPN's Billy Tucker writes. "The No. 13 safety in the 2024 ESPN 300 had limited reps last season, but in the Big Ten championship game against Penn State, he was in third-down packages matching up with All-America tight end Tyler Warren. Lopa is 6-foot-5 and 210 pounds, but covers ground fast with his long stride. He will come up inside the box and tackles soundly as well. In high school he played both sides of the ball, tallying four interceptions and 16 receiving touchdowns. Lopa will need to develop as the season progresses with his reads and recognition, but we project he will begin to reach his potential this fall." The Ducks have a lot of talent at the safety position, with Purdue transfer Dillon Theineman coming in and leading the way. Oregon also has guys like Peyton Woodyard and Aaron Flowers in the mix for significant roles as well. Including snubbing three worthy teams outside of the rankings. Even the term 'overrated' surfaces here. Texas won't earn the infamous 'O' word, though. The Longhorns lure back an abundance of talent. Plus feature Arch Manning in the most highly anticipated season ever for an incoming starting quarterback. Penn State sparked conversations by landing ahead of defending national champion Ohio State. But the Nittany Lions stockpiled on returning talent and massive college football transfer portal additions. Clemson earned an 'underrated' label by CBS Sports, landing at No. 4 ahead of Georgia. So who earns the overrated label? Each of these teams reside in the Southeastern Conference. Oklahoma Sooners land in Top 25 Yes there's renewed enthusiasm for the Sooners. Oklahoma is predicted to be better in 2025. But No. 18 is awfully high for a team that finished sub .500 last year. There's multiple other reasons why OU falls here. John Mateer is an intriguing quarterback addition. But he's facing a big jump to the SEC after playing in the two-team Pac-12 Conference in 2024. Incoming transfer Jadyn Ott must produce right out the gate too for one of the worst ground attacks in the conference. Mateer and Ott happen to play behind one of the nation's worst offensive lines last season. Head coach Brent Venables still must figure out his front five in the trenches. Oklahoma must beat Michigan early to ensure the AP did right by placing them inside the top 20. But No. 18 feels like a massive stretch. Ole Miss Rebels sneak into Top 25 Clearly last season's results persuaded Ole Miss's ranking. Or the fact Jaxson Dart came from here. Some fans will believe head coach Lane Kiffin persuaded the No. 21 ranking. Regardless, Ole Miss comes with a revamped roster ahead of the season. Including at Dart's old position behind center. It'll either be sophomore Austin Simmons or freshman A.J. Maddox locking down QB1 in Oxford. Meanwhile, the Rebels bring back a total of five returners from their 10-3 team. That's right — just five. There's even four brand new faces protecting the incoming QB. Fortunately Ole Miss gets five of its first six games at Vaught-Hemingway Stadium. So perhaps the AP envisions a 6-0 start out the gate. But then comes back-to-back road trips against Georgia and the aforementioned Oklahoma. We'll likely find out more about this Rebels team even earlier, when Arkansas pulls into Oxford on Sept. 13. Tennessee Volunteers Who's the real starter at quarterback? Especially following the much discussed Nico Iamaleava drama out of Knoxville? Head coach Josh Heupel is yet to settle on former UCLA QB Joey Aguilar or four-star college football recruiting signing Jake Merklinger — who's still in play for QB1. The Volunteers have more than QB to figure out though. A new lead running back must emerge with Dylan Sampson in the league. Wide receiver is another thin area with Dont'e Thornton gone too. Tennessee could roll with as many as three freshmen — including prized 2025 four-star signings Travis Smith Jr. and Radarious Jackson. Heupel needs to rely on defense to maintain the 24th ranking or shoot higher. The Vols bring back seven starters there. But an untested RB and question marks at QB spell potential growing pains early. Even the season opener against a 10-3 Syracuse team from a year ago could knock Tennessee out the rankings right away.
