Non-AI organisations won't make it to 2050, says Diogo Rau

now, may not exist in 2050. He speaks to ET's Vikas Dandekar on a range of issues that will shape the future of
drug discovery
research. Edited excerpts:
Q: How is AI aiding discovery research in pharmaceutical industry?
A
: I am a complete optimist when it comes to AI in medicine. I firmly believe that companies and institutions that don't invest in AI now won't be around in 2050. The fact that we don't yet have an AI-generated molecule in use isn't a reason to doubt AI's potential. Drug development takes years, from design to patient use. But even now, we have promising
AI-assisted molecules
in discovery stages. More than a quarter of our R&D budget (of $14 billion annually) goes toward
genetic medicine
. That's an investment for the future. It doesn't align with our revenues today, but it's a long-term bet.
Q: Do you think AI could eventually help with the design of proteins, perhaps in a similar way that image generation AI works?
A
: Proteins are, of course, the magical large molecules that do everything in our body, from how we perceive light on our retina to how we move our muscles. They're at the core of everything. Essentially, DNA's main role is to encode proteins. There have been major breakthroughs, like AlphaFold, which can predict a protein's structure based on its genetic sequence. But I think we're reaching a point where we can design proteins instead. Many companies, including us, are investing in this space. Instead of asking, what does this genetic sequence produce, we're now able to ask, I need a protein with these properties, so what genetic sequence will get me there?
Q: What are the missing parts in reaching a potential molecule through use of generative AI?
A
: One challenge in drug discovery is that there aren't many large datasets available for medicines. The reason for that is what gets published most of the time, it's only when medicines work. People don't typically publish data on what didn't work. But if you know anything about AI, you know that if you train a model only on successes without including failures, it's not going to be useful. It's going to be chaos. You need the negative cases to make it work.
Q: Is AI really building pipelines for big pharma companies?
A
: If we didn't have AI right now, there are discoveries that humans would never come across. In that vast space of possible chemicals which is more than the number of stars in the universe, a human lifetime is limited. A chemist might have 60,000 working hours to explore, so they prioritise what they believe is most likely to succeed. But AI, in a sense, has all the time in the world. It can examine things far less likely to yield results, yet at some point, it's going to strike gold. It will land on an entirely new space, triggering us to explore something we hadn't even considered.
Q: Somewhere you have said the best engineers are lazy but you want to hire them?
A
: The best engineers are often the laziest because they refuse to do the same task repeatedly-they'll find a way to automate it instead. If you ask them to do something twice, they're already frustrated, seeing it as a waste of time. They'll invest extra effort upfront to eliminate repetitive work, which is exactly the mindset needed in the AI era. I also appreciate the impatient ones-those who don't want to sit through endless discussions and slides but just want to dive in and get things done.

Administration and monitoring Mounjaro is injected subcutaneously (under the skin) once a week, usually in the thigh, stomach, or upper arm. It's important to monitor blood sugar levels, weight, and digestive symptoms during the course of treatment. Regular kidney function tests, liver function panels, and monitoring for any abdominal symptoms are advisable while on this medication. MUMBAI: The Insurance Regulatory and Development Authority of India (IRDAI) capping management expenses at 30% of premium income is prompting insurers to recalibrate their business mix according to Anup Rau, CEO of Future Generali India Insurance. In an interview with TOI, Rau was clear-eyed about the challenges and opportunities presented by regulatory change. 'One of the things that has happened in wholesale health is a softening of rates,' Rau noted. 'That's partly because of the new expenses of management regulation. People want to write more low-commission business to be able to grow their retail book. So they're being more aggressive on pricing in group health to create headroom. ' 'In balance, it's a good regulation. Eventually, it ensures that customers get better value,' said Rau. For Future Generali, the company's focus remains squarely on retail health. 'There's still headroom for growth in retail. We've grown at twice the pace of the industry and will continue to invest in that,' he said. The company has also reined in its exposure to crop insurance, which previously accounted for a quarter of its business. That line is now under 10%. 'We've reduced crop as a precaution. The model does not leave enough room to manage risks effectively,' he explained, referring to the so-called 'cup-and-cap' framework, where profits are clawed back and losses subsidised which distorts pricing incentives. According to Rau, while there is a proposal to allow composite insurance companies, there are strong benefits in being a specialised insurance company. 'My personal view is that if you want to grow your business and be a player of consequence and size, you are better off having two separate companies'. Rau provided the example of standalone health companies that have grown faster than industry. 'Most of the market is dominated by standalone health companies,' Rau said. 'They have the distribution arbitrage. They can tap any life agent without having to license them.' Rau believes Future Generali's differentiated proposition lies in its claims execution and investment in backend systems. 'We are not the cheapest. Our proposition is that we settle claims fairly and quickly,' he said. 'We don't offer the highest commissions or lowest prices. We offer the best claims experience we can.' This operational focus underpins the company's support for Bima Sugam , a digital platform under development by the industry. Rau is optimistic about its potential. 'Bima Sugam has a lot of potential beyond selling,' he said. 'It can make the ecosystem more efficient and the environment more enabling.' In his view, the platform's greatest value lies in shared infrastructure. 'Measures like common enrolments of hospitals and a common provider network can help the council negotiate rates on behalf of the industry. That will deliver better value to the customer.' He pointed to the unregulated nature of private healthcare pricing as a problem. 'Hospitals don't have a regulator. There's still a vast difference in the claimed amount between a person who has insurance and someone who doesn't. A unified platform can solve a lot of these issues.' According to Rau there would still be differentiated products and specialised agents. 'Agents may use the platform, but they'll also pick and choose companies they are comfortable with. They want access to management, confidence in claims processes, and a good understanding of the products.' He argues that the real transformation lies not at the customer interface, but in the infrastructure beneath it. 'The front end gives the customer more options, but customers still want advice and handholding,' he said. 'The real diamond is a solid backend that gets the entire ecosystem to engage better. That's the game changer.' Rau offered a practical vision of how this might work. 'An agent can sell a product on the Bima Sugam portal, register a claim, access the network and bills—all through the same system. It would significantly improve the customer experience. Historically, shared backends have been more successful than front ends—look at mutual fund platforms or Vahan.' Such platforms could include features like real-time updates, hospital networks, procedure tracking, agent locators, and surveyor rankings. 'People talk a lot about the front end, but if we can get the backend right, it can really improve the experience for all stakeholders,' he said. Future Generali is investing accordingly. 'We are changing our core system and building capabilities around it,' Rau said. But he pushed back against the notion that technology brings cost savings. 'People think tech leads to savings—whether manpower or other costs. It doesn't. Technology costs money. It costs even more to keep it running. Skilled people are costly and constantly in flux.' Despite this, he sees value in what digitalisation enables. 'Volumes, complexity, better decision-making—that's all real,' he said. 'But even things like AI-generated suggestions can be annoying. I keep clicking 'no' to co-pilot prompts.' New models in the health ecosystem like managed healthcare being tried by newcomers are welcome, Rau added. 'These experiments are good. The industry needs to test hypotheses and see how they play out. If successful, they could move the needle not just for the company but for the entire sector.' Future Generali is running AI and chatbot pilots across all personal lines. 'This is not just for health, but across the board,' he said. The company's operational metrics back its strategy. With a solvency margin of 196% and one of the best combined ratios in the sector, it has sustained profitability despite limited capital infusions since 2019. 'The combined ratio is one of the best in the industry, despite our smaller scale. We've grown faster than the industry and intend to maintain that pace,' Rau said. The insurer has moved up the league tables too. 'From being ranked between 13 and 17 in 2018, Future Generali is now among the top 10 general insurers,' Rau said. 'We will continue to grow faster than the industry. We may not always know our exact position, but we will grow our market share.' 'Our CAGR over the last five years has been 21%, compared to the industry's 15%,' he noted. 'We've tripled our top line in the last six years, excluding crop insurance.' Future Generali's emphasis is not on scale alone, Rau concluded, but on execution. 'In general insurance, unlike life, the difference in scale between the top player and number ten is not big,' he said. Every MBA student thinks they are becoming ready for the business world through case studies, class discussions, and those venerable Kotler and Porter reads. To be fair, they do, to a certain degree. The actual world, however, is not like a nicely wrapped Harvard case once you leave the cozy light of projector-lit classrooms. It's illogical, tech-heavy, chaotic, political, and incredibly human. But if you want to stroll into that last interview and leave the HR professional blinking with happy surprise, here's something you really need to know but weren't taught in B-school. 1) Real businesses are not polished case studies; they are incomplete stories. You have probably dissected a dozen renowned case studies during your MBA journey. The businesses in those situations are the exceptions, not the rule, as you might not be aware. The majority of real-world businesses aren't spectacular success stories; instead, they are constant battles with inconsistent data, changing objectives, and an excessive number of WhatsApp groups. Nearly 70% of company transformation initiatives fail, according to a 2023 McKinsey study, not because of bad strategy but rather because execution breaks down in the face of uncertainty. How to deal with this ambiguity—how to make judgments when stakeholders are contradicting one another on Zoom and half the information are missing—is something that isn't covered in class. The greatest MBAs are able to say, 'We don't know yet—but here's how we'll find out,' rather than memorizing quotes from models. 2) You have a logical spreadsheet. Humans aren't. Learning regression analysis and valuation models will take hours. Even so, your customer will pick the rival with the more ostentatious package and inferior product. Why? Because people prioritize their emotions over their rationality, and your financial model failed to take Instagram advertisements, nostalgia, and ego into consideration. Irrational Labs data shows that emotion, context, or cognitive bias account for more than 65% of customer decisions. You must start studying human psychology and move beyond market sizing. This isn't limited to consumers. Your vendor, your supervisor, and your investor are all motivated by stories rather than just statistics. Behavioural economics isn't just a catchphrase; it's your best friend when it comes to figuring out why the client's cat-loving CFO could reject your million-dollar presentation. 3) Culture is the operating system with the power to destroy your best plans. Yes, strategy is cool. However, culture determines its success or failure. Consider presenting a daring innovation agenda to a group of people who think that 'doing things differently' entails using Calibri rather than Times New Roman. Less than one in five CEOs feel they have created the proper culture, despite 82% of them believing it is a competitive advantage, according to the Deloitte Human Capital Trends study. That's your hint. In addition to being prepared to spot possibilities, an MBA must also be able to spot cultural landmines. Consider this: How are choices actually made here? Which actions are rewarded or penalized? What is understood but not spoken? You won't just lead teams—you'll change them if you can analyze culture with the same level of accuracy that you apply to balance sheets. 4) A freelance jungle gym has replaced the corporate ladder. After earning your MBA, you're undoubtedly daydreaming about your dream job—a title, a team, and a workstation with good lighting. The catch is that modern occupations resemble jungle gyms rather than ladders. You move industries, take on gigs, climb sideways, and occasionally hang upside down for a while. According to the NITI Aayog, the gig economy in India is expanding at a 17% CAGR. Nearly one-third of professionals worldwide now hold freelance or project-based jobs. Therefore, you will require more than simply leadership and analysis skills. Agility, self-branding, and the capacity to work with strangers across time zones on Slack are all necessary. Learn how to lead projects if your MBA taught you how to oversee departments. Because influence, not headcount, will be the key to leadership in the upcoming ten years. 5) A tool isn't technology. It is the New Business Language. You may be tempted to claim that technology isn't your thing. However, in the modern world of finance, that is the equivalent of declaring, 'I don't do math.' According to a 2023 World Economic Forum survey, 'technological literacy' is ranked second only to analytical thinking as the most important talents for the workforce of the future. And no, understanding Python alone isn't enough. It's important to comprehend how automation changes workflows, how APIs facilitate integration, how data flows impact return on investment in marketing, and how ChatGPT and other AI are stealthily consuming a lot of entry-level manual labour. If not tech-fluent, the MBA of 2025 must be tech-comfortable. Making friends with product managers, understanding how to ask the correct questions in tech meetings, and monitoring how analytics dashboards and no-code tools are changing decision-making at all levels are all part of it. 6) Your reputation is more important than your resume. Lastly, and perhaps most importantly, understand that while your résumé helps you get in the door, your reputation determines whether you are allowed to stay. In order to assess applicants, recruiters are depending more and more on unofficial sources, such as recommendations, social media footprints, and referrals. According to LinkedIn's own data, candidates who are hired through referrals have a fourfold higher retention rate and perform better throughout their first year on the job. What makes you stand out in a world where everyone has an MBA is how others view your dependability, honesty, and teamwork. You don't have to start doing live performances now. It entails being there in every discussion, on group projects, and during internships. Create a reputation for being someone who 'gets things done, and done well' by quietly building trust. Because your reputation will eventually become your most valuable asset. Be the MBA that you weren't prepared for by the MBA. Methodologies, models, and frameworks are taught in B-schools. The true test, however, starts when you enter a business where half of the staff is passive-aggressively opposing change, the client is upset, and the numbers don't add up. The rising MBAs are not only intelligent, but also perceptive. With emotional intelligence, tech fluency, cultural sensitivity, and strategic curiosity, they embody business reality rather than only quoting business theory. So feel free. Surprise your recruiter by describing why ambiguity is a strength rather than a weakness, without quoting Michael Porter. In this way, you become the candidate that everyone remembers.
