Building Visibility Through Confidence, Clarity and Courage

Have you ever watched a less qualified colleague get all the credit for the work you have done or get a promotion you have been secretly longing for?
We have all been there at a certain point in our careers. I speak on a daily basis with my coaching clients who often struggle with putting themselves out there. If this article triggers your interest, the chances are you are there, too, hiding and waiting for someone else to find you and put you in the spotlight. If you are doing great work, the chances are someone eventually will, but personally, I do not like to give the full control of my career success to others; I prefer to shape it myself.
In my coaching practice, I look at two major levels from which you can tackle any challenge or goal. These two levels come from David McClelland's Iceberg Model and are the basis of his Motivation Theory. This theory links our behavior: the visible, above the water level, to our unconscious, invisible level, which is shaped by our beliefs, values and drives. If we want to achieve long-term behavioral change, we need to uncover the deeper level. We need to know what truly motivates us, what we believe we are both capable and not capable of doing.
Tactical Level Of Visibility: Above The Waterline
At the tactical level, we look at practical actions you can take to increase your visibility. Before we get into actions, first, consider some questions to reflect on your behavior, competencies and knowledge related to visibility.
1. Where do I actively make my work visible?
2. What have I already tried to increase my visibility?
3. What visibility-related skills do I already have (e.g., storytelling, public speaking)?
4. Do I have experiences I could draw from to be more visible (e.g., successful projects, collaborations)?
5. Do I know who the key decision-makers, gatekeepers or influencers are around me?
Reflecting on those can give you a great starting point to understand what you already have 'in-house' and what still needs working on.
Take Your Tactical Visibility To The Next Level
Visibility requires showing up in the right spaces: team check-ins, project kick-offs, key decision meetings. Sometimes the only thing you need to do is ask. If your company culture is less open, start building relationships with those who already have a seat at the table, and make sure you get invited through them. Always keep in mind to highlight the value you bring.
How many times did you have a brilliant idea, but before you got the courage to speak up, someone else already claimed it and got the credit? Prepare upfront what you want to say, and do not wait till the end of the meeting to share it.
Maybe most importantly, build relationships early on. We can only get so far alone, and visibility can be amplified by others in the places where you are absent. Make sure to identify who is an ally and who is a gatekeeper. Gatekeepers are people who are blocking your access to opportunities, new people, etc. Having a great relationship with people close to your gatekeepers, or with gatekeepers themselves, can speed up your career journey.
Mindset/Deep Work Level: Below The Waterline
The second, deeper and even more important level to look into lies below the waterline. It concerns our mindset (what we think and believe about ourselves, others and the world around us).
We can apply all the tactical tips and tricks, but if we are not careful about our thoughts and beliefs, those will only get us so far.
1. What do I believe about being visible? (e.g., Is it bragging? Is it only for extroverts?)
2. How do I think others see me, and how do I want to be seen?
3. What value do I hold so strongly that I'd be willing to speak up for it, even if it feels uncomfortable?
4. What truly energizes me and gives me a sense of purpose, and how can I be more visible in that space?
Reflecting on those will help you understand how you are holding yourself back. If you have identified limiting beliefs about visibility, you need to challenge those beliefs head-on or nothing will change long-term.
Identify for yourself if you have fallen into one of the three most common visibility traps:
• Perfectionism: 'I will only share an idea if I'm 100% certain.'
Nothing is 100% perfect and certain; the only certain thing is that this trap will keep you stuck. Transform this message into 'Even a half-formed idea can spark something great in others.'
• Fear Of Judgment: You are too focused on what others think of you and fear you will make a fool of yourself.
We do not have control over what others think about us; whatever we do, they will always have their opinion about us. Transform this mental trap into 'If I stay quiet to avoid judgment, I miss out on impact, connection and growth.'
• Waiting For Permission: I work with many women who are brilliant but too often wait for others to validate them and their achievements before they allow themselves to reach for more.
Transform this limiting belief into 'I don't need permission to own my value, I define my worth.'
Final Thoughts
Be aware of the inner chatter and realize it doesn't represent the whole you; it does represent a part of your mind that is driven by fear and wants to keep you small. In the end, beliefs are only beliefs, not holy truths. Choose smartly which ones you buy into.
Always keep in mind: Visibility is just like any other skill, and therefore, you can train it, grow it and make it your own.

It helps you ask better questions, interpret what AI offers, and apply insights in a way that makes sense for your people. How Curiosity Shapes Better Questions And Stronger Teams One of the best ways to make AI work for you is to know what to ask. Curiosity fuels that. People who ask thoughtful questions create more value in meetings, strategy sessions, and coaching conversations. Instead of asking, 'What's the fastest way to get this done?' a curious leader asks, 'What would success look like if we did this differently?' That shift in thinking sparks innovation. It also makes people feel heard. And in a world full of automation, making people feel heard is the most human advantage you have. If you want to strengthen curiosity on your team, give people permission to ask questions in public. Invite them to pause when things feel rushed. Build moments into meetings for 'What are we not seeing?' or 'What assumptions are we making?' You are not encouraging doubt. You are making space for deeper thinking. What It Looks Like To Lead With Curiosity In Real Work Moments You have probably been in a meeting where someone shuts down an idea too quickly. A curious leader might say, 'What do you think would be the downside of moving away from that idea?' That question shows you are not attacking, you are exploring. It also gives the other person a chance to share what they are really thinking. Or maybe someone on your team is resistant to using a new AI tool. Instead of saying, 'This is the future, so you better get on board,' you might ask, 'What's making this idea feel uncomfortable for you?' That small shift in approach makes a big difference in adoption and morale. Another example: someone gives a data-driven answer that misses the human element. You can ask, 'What would this look like through the eyes of a new team member?' That one question turns a technical conversation into an inclusive one. You can also use curiosity in one-on-one meetings. Try asking, 'What's one part of your job that feels more robotic than meaningful?' or 'Where do you wish you had more freedom to explore?' These small, curious questions surface insights that help you shape both culture and productivity. How To Create A Culture That Balances AI And Curiosity You do not need to have all the answers. But you do need to make it normal for people to ask better questions. That means: Leaders set the tone. If you are only rewarding speed, you will get efficiency. But if you also reward curiosity, you get growth. How To Get Use Curiosity To Get Comfortable Leading Through Trial, Error, And Exploration Many leaders were trained to have the answer. Today, it is more important to have the mindset to figure things out. That means being okay with saying, 'I do not know yet.' When you admit that, it opens the door for team learning. You can also normalize curiosity by sharing your own learning process. Say things like, 'I was wrong about that tool. It works better than I expected,' or 'I watched a video that gave me a new angle.' People follow your lead. If they see you learning, they will too. Another helpful strategy: rotate team members into 'exploration roles.' Every month, assign someone to try out a new AI tool, run a curiosity-building exercise, or collect good questions from the team to bring to the next meeting. It makes curiosity a shared experience and responsibility. Why The Future Belongs To Leaders Who Leverage AI Tools And Encourage Curiosity It is easy to focus on what AI can do. The harder, more valuable question is: what can people do when they use AI well? When people feel like they can experiment without being judged, when they are invited to ask questions and explore possibilities, they do better work. And when they have tools that make them faster and mindsets that make them more thoughtful, you get the best of both worlds. Leading a team that leverages AI tools while encouraging curiosity is a skill set that will define the most successful leaders of the next decade. AI can help you go faster. Goldman Sachs upgrades Peloton on turnaround potential

-- Goldman Sachs upgraded Peloton (NASDAQ:PTON) to Buy from Neutral and raised its price target to $11.50 from $7, saying the company's new strategy could put it on a path to revenue and cash flow growth over the next 12 to 18 months. The brokerage cited several shifts in Peloton's business, including a move beyond fitness into broader wellness offerings, and an effort to personalize the user experience through potential coaching features. While specifics are limited, Goldman said the focus on new product experiences and distribution—such as micro-stores, travel partnerships, and expansion into education and international markets—could help widen Peloton's reach. The firm also noted improvements in hardware growth and margins, better monetization of the subscriber base, and tighter control of operating costs in the company's fourth-quarter results. Management forecast over $200 million in free cash flow for fiscal 2026, which Goldman said points to ongoing progress in stabilizing the business. Looking ahead, Goldman said it sees scope for Peloton to return to revenue growth by mid-FY26, with potential for that to accelerate. It also flagged long-term benefits from expanding into wellness trends and offering app-based services to users without Peloton hardware. Papa Johns net income drops to $9.7m in Q2 2025

Papa Johns International has reported a net income of $9.67m for the second quarter (Q2) of 2025, a decline from $12.53m in the same period of the previous year. The company attributed the decline to increased general and administrative expenses, which resulted from investments in marketing and its loyalty programme, even though overall revenues were higher. This decline was also due to a $3.7m rise in incentive compensation under the Management Incentive Plan, and increased food and labour costs at company-owned restaurants. For Q2, which ended 29 June 2025, the company's total revenues were $529.16m, an increase of 4% compared with the previous year's second quarter The restaurant company attributed the growth to higher commissary revenues. Papa Johns' global system-wide restaurant sales for the latest quarter were $1.26bn, representing an increase of 4% year-on-year. Its North America comparable sales were up 1% from a year previously, while its international comparable sales increased 4%. The company's diluted earnings per common share in Q2 2025 were $0.28 compared with $0.37 in Q2 2024. Adjusted earnings before interest, taxation depreciation and amortisation (EBITDA) were $52.6m, a $6.3m decline from the same period of the previous year. In Q2 2025, the brand opened 45 new restaurants system-wide, with 19 new locations in North America and 26 in international markets. Papa Johns international president and CEO Todd Penegor stated: 'Papa Johns' second quarter results exceeded our expectations and are evidence that our strategy is working. 'We returned to comparable sales growth in North America and achieved strong sales growth internationally, driven by transaction gains as we win more customer visits with a focus on our core pizza business. 'Our progress in the second quarter reinforces my confidence that we are on the right track to deliver significant, sustainable profitable growth and increased value for all Papa Johns' stakeholders.' Papa Johns International has reaffirmed its 2025 annual guidance for several key metrics and has increased the projected range for international comparable sales. The company anticipates system-wide sales growth between 2% and 5%, while North America comparable sales are expected to remain flat or increase by up to 2%. Meanwhile, the forecast for international comparable sales has been adjusted upward to a range of between 2% and 4%, from the previous estimate of flat to 2%. The company plans to open 85 to 115 new locations in North America and 180 to 200 internationally. Papa Johns also projects an adjusted EBITDA between $200m and $220m, with capital expenditures estimated between $75m and $85m.
