Is last-minute discounting good or bad for hoteliers?

A recent polling 'Would you drop your price or run a last minute OTA promo?' and related discussion on LinkedIn prompted my comments on this age-old dilemma in hospitality.
The question is: Is it a good revenue management practice to offer last-minute discounts in your publicly available distribution channels like hotel website, OTAs, GDS, social media, digital marketing, etc.?
Last-minute discounting in hospitality are not a new phenomenon. There have been many attempts to find a way to dispose of these empty rooms at any cost. Theoretically it makes economic sense: it is 4PM, I have 20 empty rooms, and if I sell them at 50% off BAR, I will still be making some money from my otherwise perishable inventory, right? Wrong!
Last-minute discounting in hospitality is not sustainable as this approach jeopardizes existing and already researched-and planned bookings from all other distribution channels (hotel website and mobile app, voice, OTAs, GDS, corporate transients and groups, SMERFs, wholesalers, etc.).
Typical leisure and unmanaged business travelers engage with multitude of different digital touch points (Google Research claimed 48 such touch points) and are shopping around like crazy pre-, during and post the Booking Phase of the digital customer journey. How would they react when they find out that the $200 room they booked a week ago could now be booked for $125 on the property website or an OTA?
In my view, last-minute discounting is a super lazy and rookie approach to revenue management and a sure downward spiral to hotel insolvency. One question: why airlines and car rental companies never engage in last-minute discounting? Because they are smart and understand that whoever books the last minute has either urgent need or urge to travel and is willing to pay more to satisfy this need or urge.
As a matter of principle, all major hotel chains avoid last-minute discounting since it is against best revenue management practices, contractual obligations with third-party distributors, preferred corporate accounts, group rate contracts, etc.
Hospitality should finally learn something from the airlines who invented revenue management more than half a century ago (they call it yield management): the closer to the departure date, the higher the airfares!
What Should Hoteliers Do to Avoid Last Minute Discounting?
To begin with, if hoteliers are doing everything right in the direct online channel, the hotel would not need to use last-minute discounters. Instead of relying on last-minute discounters, hoteliers should invest in the direct online channel and make it a mission to decrease dependency on OTAs and intermediaries.
The only time to engage in any kind of discounting is for a) advance bookings, b) CRM marketing promotions, and c) selling on value and not on rate alone.
Advance Bookings : reward your guests for booking early and allowing you to have peace of mind with solid business on the books. Offer 10%-15% discounts for non-refundable 14- or 21-day advance bookings, based on your property's booking window.

CRM Marketing Promotions : With a solid CRM database and CRM technology fully integrated with your PMS, you can do a targeted CRM promotion for a need period, targeting people living within driving distance or reasonable travel time from the property who do not have an existing reservation for the need dates. For example, you can send a promotion on Monday-Tuesday for the upcoming weekend that is 3-4 days ahead. CRM promotions allow one-to-one marketing, without exposing your discounted rates to the public and to customers who have already booked or are planning to book your property.

The OTAs are the masters of selling on price, hoteliers have no chance outwitting or outspending them in their marketing efforts. But selling on value? This is where hoteliers can truly outwit the OTAs and provide real value to your customers.
In place of 'naked' rate discounts and last-minute deals, come up with weekend specials, de-stressing and spa packages, family packages, museum packages, romantic getaways, girls getaways, activity packages, special occasion and F&B packages and promotions, work-from-hotel packages, limited time offers, advance purchase promotions, packages with complimentary amenities and upgrades, loyalty member promotions, etc. that you can use to target your local, short-haul and drive-in feeder markets?
In conclusion
Revenue management 101: the closer to the arrival date, the higher the rate. Whoever books the last minute has either urgent need or urge to travel and is willing to pay more to satisfy this need or urge.

Uncertainty Abounds: HVS Takeaways from NYU International Hospitality Investment Forum 2025

The start of June always brings the industry together in New York City, and we enjoyed our time at the NYU International Hospitality Investment Forum this year. It was great to see many of you there and share our recent experiences in the industry. The conference was preceded by our webinar that provided an update of our forecast and views from HVS President – Americas, Rod Clough. You can view the webinar here. The conference brought forward a noticeable mix of contrasting viewpoints as to the state and near-term future of the industry. Some attendees were convinced that transaction activity will pick up in the next three to six months as we transition to a more balanced seller/buyer dynamic. Others expected transaction activity in major markets to be down for the duration of 2025, citing the recently instituted federal tariffs and government job cuts that have created some uncertainty in the levels of both domestic and international travel. They see these as factors that are causing capital to stay on the sidelines for the time being. Whether more positive or negative in their near-term future view, investor sentiment remained cautious in both camps. Luxury and lifestyle segments continue to outperform, and a stronger focus on acquisitions over development has taken hold. There appears to be a disconnect between media reports of low consumer confidence and the 2025 travel trends observed in several key markets. Industry participants are watching the summer travel season to see if the positive trend continues in these markets (or reverses the declines in others). These stakeholders are also keeping a close eye on inflation and unemployment levels, the two key factors that could affect discretionary spending. Group business has become a big driver of demand in the absence of the typical leisure and commercial sources. As a result, RevPAR is likely to stay stagnant or decline in many markets, as this supplemental group demand is typically lower rated than the leisure- or commercial-transient demand that is usually present. Operators appear to be showing more concern, as revenues, particularly from the leisure segment, have slowed this year. Hotel owners and operators are prioritizing operational efficiency over aggressive expansion, with technology and labor strategy emerging as key focus areas amid persistent cost pressures. These pressures include continued high labor costs (management and hourly), elevated insurance costs, brand-mandated PIP renovations, and deferred maintenance. While owners and operators are taking internal measures to control their GOP percentages, they are having to implement additional strategies to lessen the impact of increased insurance costs and taxes on EBITDA. In addition to the higher operating costs across the board, owners are feeling unsettled regarding the uncontrollable expenses. The cost of supplies is anticipated to be affected at some level by tariffs and potential trade deals. Development deals are generally more paused than outright canceled. Key money provided by brands has affected developer decisions, though many brands have elected not to engage in a bidding war, instead standing firm on their long-term value proposition. Representatives for all brands reported that they are extremely busy and appear optimistic; however, privately, they revealed that they are seeing a slowdown, albeit small, and deal closings in multiple segments have slowed due to owner hesitancy resulting from the economic conditions. Unless a project is located in a high-demand, impactful market, some owners are taking a 'wait and see' approach. Overall, the sentiment and outlook were generally neutral, with optimism from some balanced by caution from others. "Uncertainty" was the word that was used most often. There is currently a lot of macroeconomic-related noise. The prevalent tone was 'let's wait a few months,' both to gain some clarity once the tariff situation plays out and to see the final version of the One Big Beautiful Bill that may be passed by the U.S. Senate. Capital Bay Investment Acquires The Sebel West Perth Aire Apartments for AUD18.8 Million in Australia Australia-based Capital Bay Investment Pty Limited ('Capital Bay') acquired The Sebel West Perth Aire Apartments from Singapore-based ZACD Group Limited. The transaction totalled AUD18.8 million, translating to approximately AUD294,000 per key. Although the property was marketed with vacant possession, Capital Bay has opted to retain the Sebel brand, continuing affiliation with France-based Accor SA ('Accor') and preserving its established market presence. Completed in 2018, the property comprises 64 strata-titled studio apartments and occupies four podium levels within the 22-storey Aire Apartments complex. Each apartment features a car bay, private balcony, and kitchenette, with shared facilities including an outdoor pool, a fitness centre, and outdoor dining areas. KSL Capital Takes Majority Stake in Soneva, Expanding Experiential Luxury Portfolio US-based KSL Capital Partners LLC ('KSL Capital') has taken majority control of Thailand-based sustainable luxury hospitality brand Soneva Group ('Soneva'). KSL exercised its right to convert securities following an initial investment in 2019, at the time believed to be in the 35% to 40% stake, to now take majority interest in the brand. The move marks a strategic step in deepening KSL's commitment to the brand, which comprises three resorts in the Maldives: 71-key Soneva Fushi, 58-key Soneva Jani, and 14-key Soneva Secret, totalling 143 keys, along with the Soneva in Aqua luxury yacht. Renowned for its SLOW LIFE ethos, Soneva centres on responsible tourism and immersive guest experiences. STB Partners with Vietnam Airlines to Boost Vietnamese Arrivals to Singapore The Singapore Tourism Board ('STB'), in collaboration with Vietnam-based flag carrier, Vietnam Airlines, and Sentosa Development Corporation, has launched a targeted campaign to increase Vietnamese travel demands to Singapore. In 2024, Singapore welcomed over 393,000 Vietnamese visitors, 110,000 of whom visited Sentosa, one of the city-state's most iconic attractions. The campaign includes familiarisation trips, travel fair participation, and promotional features in Vietnam Airlines' inflight magazine. With 21 weekly flights connecting Hanoi and Ho Chi Minh City to Singapore, the airline transported over 400,000 passengers in 2024.
