Spoilers below, but My Hero Academia fans just discovered a heartbreaking fact about one of the series' most prominent villains, Tomura Shigaraki. His original quirk had never meant to be violent and it should have afforded him a comfortable life.

Some of them are able to use them to turn themselves into heroes, and some of them into villains. One of the central antagonists, Tomura Shigaraki, is infamous for his fearsome Decay quirk, which disintegrates anything he comes in contact with.
In a recently uncovered turn, Shigaraki was never intended to receive this kind of power. Indeed, he had a very different quirk from the get-go—one that actually made him connected to his prodigious haikujin gran, Nana Shimura.
Shigaraki's original quirk was completely peaceful
In the My Hero Academia Ultra Archive art book, Even as series creator Kohei Horikoshi was planning it, Shigaraki's original quirk had no connection to decay at all. Instead, it was a floating-type ability like Nana Shimura's 'Float' quirk.

As explained on Twitter by Horikoshi, the 'ring' energy that we see floating around All For One during their final fight was actually inspired by Tenko Shimura's original quirk—before it was forcibly taken and altered. All that means Shigaraki could have had the soft, non-violent power and perhaps even walked in his grandmother's heroic footsteps.
All For One took it all away
The true archvillain of this calamity sits outside of it — All For One, the nefarious supervillain fond of mind control and nightmares in My Hero Academia. He didn't just raise Tenko to be a villain. He orchestrated his whole life, starting by stealing his original quirk and replacing it with the destructive Decay.
All For One had a decades-old vendetta against Nana Shimura and used her grandson as a tool in his scheme. He went so far as to orchestrate Tenko's birth just so he could raise him to be the ideal vessel for his wicked aspirations. It's one of the cruellest reminders that Shigaraki never wanted to be a villain. He was shaped into one.
What could have been: A life with family, not tragedy
In this other universe, Tenko Shimura would've retained his floating quirk, remained near his loved ones, and possibly even grown up to become a hero himself. Rather than achieving his desired goal of gaining useful control over his new destructive quirk, All For One's interference only worsened things, resulting in the horrific death of his entire family while he was still a child.
This traumatic moment shattered Tenko's spirit and psyche, and started his transformation into the dangerous and nihilistic Shigaraki we know and love today. Considering the truth that we know now, it's so painfully clear that he was a victim, not just a perpetrator.
The losing battle over jurisdiction
In fact, during the final arc of the manga, this is precisely what Shigaraki attempts to do—push All For One out of his body. The two are locked in an ongoing psychological war, with Shigaraki attempting to retake control of his personal narrative and his existence. Understanding that All For One actively concealed Shigaraki's true quirk from him makes this backstory all the sadder, as it adds an extra layer of betrayal.
Final thoughts: A villain made, not born
This reveal completely changes how fans see Shigaraki. He's not just a villain with a dangerous quirk—he's a manipulated child, robbed of his future and family. My Hero Academia has always blurred the lines between good and evil, but this twist makes it clearer than ever: Shigaraki's story is a tragedy born from another man's evil.
