Companies are struggling to drive a return on AI. It doesn't have to be that way.

AI adoption among companies is stunningly high, but most of them are struggling to put it to good use. They intuit that AI is essential to their future. Yet intuition alone won't unlock the promise of AI, and it isn't clear to them which key will do the trick.
As of last year, 78% of companies said they used artificial intelligence in at least one function, up from 55% in 2023, according to global management consulting firm McKinsey's State of AI survey, released in March. From these efforts, companies claimed to typically find cost savings of less than 10% and revenue increases of less than 5%.
While the measurable financial return is limited, business is nonetheless all-in on AI, according to the 2025 AI Index report released in April by the Stanford Institute for Human-Centered Artificial Intelligence. Last year, private generative AI investment alone hit $33.9 billion globally, up 18.7% from 2023.
The numbers reflect a 'productivity paradox," in which massive improvements in AI capabilities haven't led to a corresponding surge in national-level productivity, according to Stanford University economist and professor Erik Brynjolfsson, who worked on the AI Index. While some specific projects have been enormously productive, 'many companies are disappointed with their AI projects."
For companies to get the most out of their AI efforts, Brynjolfsson advocates for a task-based analysis, in which a company is broken down into fine-grained tasks or 'atomic units of work" that are evaluated for potential AI assistance. As AI is applied, the results are measured against key performance indicators, or KPIs. He co-founded a startup, Workhelix, that applies those principles.
Companies should take care to target an outcome first, and then find the model that helps them achieve it, says Scott Hallworth, chief data and analytics officer and head of digital solutions at HP.
A separate report from McKinsey issued in January helps explain why AI adoption is racing ahead of associated productivity gains, according to Lareina Yee, senior partner and director at the McKinsey Global Institute. Only 1% of U.S. companies that have invested in AI report that they have scaled their investment, while 43% report that they are still in the pilot stage. 'One cannot expect significant productivity gains at the pilot level or even at the company unit level. Significant productivity improvements require achieving scale," she said.
The critical question then, is how companies can best scale their AI efforts.
Ryan Teeples, chief technology officer of 1-800Accountant, agrees that 'breaking work into AI-enabled tasks and aligning them to KPIs not only drives measurable ROI, it also creates a better customer experience by surfacing critical information faster than a human ever could."
The privately held company based in New York provides tax, booking and payroll services to 50,000 active clients, with a focus on small businesses. The company isn't a Workhelix customer.
Additionally, he says, companies should look beyond individualized AI usage, in which employees use GenAI chatbots or AI-equipped productivity tools to enhance their work. 'True enterprise adoption…involves orchestration and scaling across the organization. Very few organizations have truly reached this level, and even those are only scratching the surface," he said.
The use of AI at 1-800Accountant begins with an assessment of whether the technology improves the client experience. If the AI provides customers with answers that are as good, better or faster than a human, it's a good use case, according to Teeples. In the past, the company scheduled hourlong appointments with advisers who answered simple client questions, such as the status of their tax return.
Now, the company uses an AI agent connected to curated data sources to address 65% of customer inquiries, with 30% arranging a call with a human. (The remaining 5% drop out of the inquiry process for various reasons.) The company uses Salesforce's Agentforce to handle customer inquiries and its Einstein platform for orchestration across 1-800Accountant's back end.
Teeples said the company is saving money on the cost of human advisers. 'The ROI in this case was abundantly clear," he said.
Orchestrating AI across the enterprise requires the right infrastructure, especially when it comes to data, according to Gabrielle Tao, senior vice president for data cloud at Salesforce. It is important, she said, to harmonize data, for example, by creating a consistent way to refer to business concepts such as 'orders" and 'transactions," regardless of the underlying data source.
AI deployments should target tasks that are both frequent and generalizable, according to Walter Sun, global head of artificial intelligence at SAP. Infrequent, highly specific tasks such as a marketing campaign for a single event might benefit from AI, but applying AI to regularly occurring tasks will achieve a more consistent ROI, he said.
Historically, it has taken years for the world to figure out what to do with revolutionary general-purpose technologies including the steam engine and electricity, according to Brynjolfsson. It isn't unusual for general-purpose models to follow a 'J-curve," in which there's a dip in initial productivity, as businesses figure things out, followed by a ramp-up in productivity.
He says companies are beginning to turn the corner of the AI J-curve.
The transformation may occur faster than in the past, because businesses—under no small amount of pressure from investors—are working to quickly justify the massive amount of capital pouring into AI.

The artificial intelligence (AI) boom is here, and tech companies need to act fast or risk losing competitive advantage, according to a recent report by KPMG International. According to The Intelligent Tech Enterprise report, while expectations and spending around AI are soaring, many tech firms around the world have yet to unlock the full value of their investments. The study surveyed 1,390 executives globally, including 183 from the tech sector, and drew on over 500 AI engagements conducted by KPMG. It found that while 88 per cent of technology leaders believe AI adoption is crucial for competitive advantage, only 47 per cent are currently seeing significant returns. Shareholder pressure is mounting, with 62 per cent of tech firms under increasing demand to deliver immediate results. Yet, even AI front-runners are struggling to scale their efforts effectively. Many companies lack a coherent AI strategy, the necessary infrastructure, or mechanisms to build trust in AI systems. Only 27 per cent reported having a 'transformational AI vision', and just 20 per cent have fully integrated AI into their broader business strategy. 'AI is triggering the biggest transformation wave the economy has ever seen. You want to be on the right side of that,' said Stanford professor Erik Brynjolfsson, who contributed to the report. AI opportunities remain untapped The report estimates the potential value of AI for 832 public tech companies at over $178 billion annually. This represents up to 16 per cent of earnings before interest, taxes, depreciation, and amortisation (Ebitda) for some firms, particularly in areas like customer analytics, operations execution and code generation. Still, KPMG noted a significant gap between what's possible and what's being achieved. While 70 per cent of respondents reported cost savings from AI, and 47 per cent cited high returns, challenges persist. Common barriers include data privacy concerns, talent shortages, and limited AI literacy across organisations. Just 44 per cent have clear plans for scaling AI or tracking its performance. 'This is likely to be the largest organisational change most firms will face,' the report states. 'You need a clear plan—and the courage to execute it.' India's tech sector ready to leap India's tech sector is ready to accelerate its AI adoption, according to Purushothaman KG, Partner and Head of Technology Transformation at KPMG in India. 'Eighty-one per cent of Indian tech firms plan to embed AI into products and services over the next year,' he said, highlighting the importance of strong governance, skilled talent and deep operational integration. With 63 per cent of Indian firms planning to increase AI spending by more than 10 per cent, the country has the potential to redefine its global competitiveness in the AI era. What should tech leaders do? To help tech companies close this gap, KPMG recommends five key actions: Develop a clear AI strategy with a solid business case and roadmap that can evolve as technology and markets change. Build trust in AI by using ethical frameworks, transparency tools, and systems that explain how decisions are made. Make products smarter by designing them with AI from the start and constantly improving them based on user feedback. Upgrade tech infrastructure, especially with intelligent cloud services and edge computing that bring data closer to where AI models run. Embed AI in day-to-day operations and encourage teams and customers to adopt and work with AI solutions. Six things an MBA students should know beyond curriculum and books

Every MBA student thinks they are becoming ready for the business world through case studies, class discussions, and those venerable Kotler and Porter reads. To be fair, they do, to a certain degree. The actual world, however, is not like a nicely wrapped Harvard case once you leave the cozy light of projector-lit classrooms. It's illogical, tech-heavy, chaotic, political, and incredibly human. But if you want to stroll into that last interview and leave the HR professional blinking with happy surprise, here's something you really need to know but weren't taught in B-school. 1) Real businesses are not polished case studies; they are incomplete stories. You have probably dissected a dozen renowned case studies during your MBA journey. The businesses in those situations are the exceptions, not the rule, as you might not be aware. The majority of real-world businesses aren't spectacular success stories; instead, they are constant battles with inconsistent data, changing objectives, and an excessive number of WhatsApp groups. Nearly 70% of company transformation initiatives fail, according to a 2023 McKinsey study, not because of bad strategy but rather because execution breaks down in the face of uncertainty. How to deal with this ambiguity—how to make judgments when stakeholders are contradicting one another on Zoom and half the information are missing—is something that isn't covered in class. The greatest MBAs are able to say, 'We don't know yet—but here's how we'll find out,' rather than memorizing quotes from models. 2) You have a logical spreadsheet. Humans aren't. Learning regression analysis and valuation models will take hours. Even so, your customer will pick the rival with the more ostentatious package and inferior product. Why? Because people prioritize their emotions over their rationality, and your financial model failed to take Instagram advertisements, nostalgia, and ego into consideration. Irrational Labs data shows that emotion, context, or cognitive bias account for more than 65% of customer decisions. You must start studying human psychology and move beyond market sizing. This isn't limited to consumers. Your vendor, your supervisor, and your investor are all motivated by stories rather than just statistics. Behavioural economics isn't just a catchphrase; it's your best friend when it comes to figuring out why the client's cat-loving CFO could reject your million-dollar presentation. 3) Culture is the operating system with the power to destroy your best plans. Yes, strategy is cool. However, culture determines its success or failure. Consider presenting a daring innovation agenda to a group of people who think that 'doing things differently' entails using Calibri rather than Times New Roman. Less than one in five CEOs feel they have created the proper culture, despite 82% of them believing it is a competitive advantage, according to the Deloitte Human Capital Trends study. That's your hint. In addition to being prepared to spot possibilities, an MBA must also be able to spot cultural landmines. Consider this: How are choices actually made here? Which actions are rewarded or penalized? What is understood but not spoken? You won't just lead teams—you'll change them if you can analyze culture with the same level of accuracy that you apply to balance sheets. 4) A freelance jungle gym has replaced the corporate ladder. After earning your MBA, you're undoubtedly daydreaming about your dream job—a title, a team, and a workstation with good lighting. The catch is that modern occupations resemble jungle gyms rather than ladders. You move industries, take on gigs, climb sideways, and occasionally hang upside down for a while. According to the NITI Aayog, the gig economy in India is expanding at a 17% CAGR. Nearly one-third of professionals worldwide now hold freelance or project-based jobs. Therefore, you will require more than simply leadership and analysis skills. Agility, self-branding, and the capacity to work with strangers across time zones on Slack are all necessary. Learn how to lead projects if your MBA taught you how to oversee departments. Because influence, not headcount, will be the key to leadership in the upcoming ten years. 5) A tool isn't technology. It is the New Business Language. You may be tempted to claim that technology isn't your thing. However, in the modern world of finance, that is the equivalent of declaring, 'I don't do math.' According to a 2023 World Economic Forum survey, 'technological literacy' is ranked second only to analytical thinking as the most important talents for the workforce of the future. And no, understanding Python alone isn't enough. It's important to comprehend how automation changes workflows, how APIs facilitate integration, how data flows impact return on investment in marketing, and how ChatGPT and other AI are stealthily consuming a lot of entry-level manual labour. If not tech-fluent, the MBA of 2025 must be tech-comfortable. Making friends with product managers, understanding how to ask the correct questions in tech meetings, and monitoring how analytics dashboards and no-code tools are changing decision-making at all levels are all part of it. 6) Your reputation is more important than your resume. Lastly, and perhaps most importantly, understand that while your résumé helps you get in the door, your reputation determines whether you are allowed to stay. In order to assess applicants, recruiters are depending more and more on unofficial sources, such as recommendations, social media footprints, and referrals. According to LinkedIn's own data, candidates who are hired through referrals have a fourfold higher retention rate and perform better throughout their first year on the job. What makes you stand out in a world where everyone has an MBA is how others view your dependability, honesty, and teamwork. You don't have to start doing live performances now. It entails being there in every discussion, on group projects, and during internships. Create a reputation for being someone who 'gets things done, and done well' by quietly building trust. Because your reputation will eventually become your most valuable asset. Be the MBA that you weren't prepared for by the MBA. Methodologies, models, and frameworks are taught in B-schools. The true test, however, starts when you enter a business where half of the staff is passive-aggressively opposing change, the client is upset, and the numbers don't add up. The rising MBAs are not only intelligent, but also perceptive. With emotional intelligence, tech fluency, cultural sensitivity, and strategic curiosity, they embody business reality rather than only quoting business theory. So feel free. Surprise your recruiter by describing why ambiguity is a strength rather than a weakness, without quoting Michael Porter. In this way, you become the candidate that everyone remembers.

The United Nations Conference on Trade and Development (UNCTAD) shared in April that up to 40 per cent of jobs around the world may be affected by AI. Some roles could change, while others might disappear altogether. The report also pointed out that jobs usually held by women could be more at risk compared to those done by firm McKinsey & Company also predicts major changes over the next five years, depending on how quickly automation tools are adopted by industries. So, which jobs are at risk? In India, it would likely take a very long time for self driving cars to work because of the lack of infrastructure as well as rules and the expensive nature of the tech. Additionally, the Union Minister for Road Transport and Highways in India, Nitin Gadkari, has said in December 2023 that he would never allow driverless cars in the country because of potential job losses. But, no one knows the future and anything could happen.-Even tech jobs are not completely safe. With tools that require little or no coding, people without technical training can now create digital solutions. This reduces the need for large IT teams to handle basic software support or development tasks. Companies like Google, Microsoft and OpenAI are already using AI to do entry-level coding.-Interestingly, AI is not just helping in security, it is also being used to carry out cyberattacks. Some reports warn that attackers could use AI to launch faster and more complex digital threats.-AI tools can handle basic sales tasks, such as talking to customers, sending follow-up messages, and analysing customer data. As more people shop online or through apps, the need for human sales staff may reduce in certain areas. It is worth noting that companies like Klarna have earlier revealed that their AI assistant had handled 2.3 million customer interactions in 2024. This is about two-thirds of its total service chats, which the company says is doing work of almost 700 full-time human agents. At the recent I/O 2025 event, Google also showed its AI-powered features for online shoppers that will let them try new clothes virtually and make their purchasing decision stores and restaurants, automation is already changing how things run. Self-checkout machines, cleaning robots, and tools for managing stock are reducing the need for human workers in these sectors. People might have seen a few restaurants in places like Kolkata and Lucknow having robot servers. The top examples of self-checkout machines in India are Decathlon and McDonald's.-Emails, reports, and memos, these routine writing tasks are now being handled by AI tools, according to the cited reports. In the next few years, businesses may rely more on automation to save time on such day-to-day communication. Interestingly, two major tech leaders, from Klarna and Zoom, recently showed up at their respective earnings calls through AI-generated versions of themselves. They used an AI avatar that mimicked their appearance and voice, showing how much the new technology is taking over the human is also being reported AI is helping brands with social media posts, personalised ads, customer data tracking, and more. Many of these tasks used to require entire marketing teams, but now they can be done much faster with AI you should not worry a lotAlthough the list might sound worrying, experts say there is also a positive side. A 2023 report by Goldman Sachs noted that while many jobs could be partly automated, most roles will still need human input in some form. In fact, automation has often led to new types of jobs in the report cited research by economist David Autor, who found that about 60 per cent of today's jobs didn't even exist in the 1940s. This shows that while some roles vanish, new ones are also created as technology moves while AI might change the way we work, it does not mean the end of work itself. Instead, it could be the beginning of a new way of working, where people and machines work together in smarter ways.
